fix(copilot): recover foreground evidence after transient log reads - #2061
Follow-up to #2025 and #2049. Copilot's foreground-log reader could turn a temporary
read failure into persistent unavailability, even after normal reads resumed.
Preserve an established checkpoint across narrowly retryable filesystem errors,
but require full prefix revalidation before returning a binding again.
Recover report-and-marker fallback after an append during the first log read.
Bootstrap recovery is tied to the same process birth, canonical log identity and
every byte already read; replacing or losing that evidence still fails closed.
Keep the existing two-attempt retry bound and session-switch/unregister guards.
Cover the unchanged-metadata shortcut after a failed read and an incomplete
unregister line in the parent/child handoff path.
This does not recover missing native session reports, introduce marker-only
authorization, retain Chat after failed refreshes, or change any HTTP contract.
There is no production deployment in this PR.
Refs #2049. Its release-fold wording note remains for the maintainer's release pass.
Validation
New first-read and temporary-stat regressions failed against the unchanged base.
bun test server/copilot.test.ts: 65 passed.
bun run check run bun test --timeout 15000 ./server/copilot.contract.test.ts:
4 passed, using an isolated Herdr session and synthetic Copilot processes.
Independent code review found no substantive issues.
UNIT_TEST_WORKERS=4 bun run check fast: workflow syntax, generated files,
typecheck and build passed; unit lane finished with 7,666 passed, 1 failed,
28 skipped. The sole failure was the unchanged JSON highlighting performance
assertion in src/lib/highlight.test.ts:178 (52.81 ms versus <50 ms). That
unchanged file passed separately: 56 tests. This is not a clean full fast pass.
Earlier full runs also encountered unchanged installer/browser timing and
runner-fixture failures; the latter passed after the environment correction.
No assertions, timeouts or safeguards were weakened.
The last run used the documented CI worker count (4). The local jq dependency
was supplied from an existing jq 1.8.1 binary after a missing-tool failure.
Preserve checkpoints for revalidation after retryable filesystem failures, and anchor raced bootstrap reads to the same process-owned file and byte prefix. Cover cache-shortcut invalidation and partial unregister handoff.

📝 Summary
Summary by CodeRabbit
Bug Fixes
Copilot Chat can recover from temporary log-reading failures and updates that occur during its first read, without requiring a bridge restart.
Conversation history and valid session information are preserved during recovery, while stale or conflicting session information is not reused.
Session discovery can resume after a temporary filesystem error once the log can be read again.
Recovery now handles concurrent log appends and changes without relying on outdated session evidence.
The foreground-log scanner now tracks continuity across raced initial reads and handles selected transient filesystem errors without immediately discarding cached checkpoints. Tests cover append and rewrite races, temporary stat failures, session evidence, and an incomplete unregister entry.
Changes: Copilot log-read recovery
Layer / File(s)
Summary
Track continuity across raced initial reads server/copilot-store.ts, server/copilot.test.ts, server/copilot.contract.test.ts, changelog.d/copilot-reader-recovery.md
The scanner records an initial snapshot and checks file identity, size, and previously observed bytes before allowing initial-log fallback. Linux-only tests cover concurrent appends, rewrites, and unregister evidence. The contract test checks conversation history before completing an unterminated unregister entry. The changelog describes the recovery behavior.
Preserve checkpoints during transient read errors server/copilot-store.ts, server/copilot.test.ts
Selected filesystem errors mark cached checkpoints as conflicting and return LOG_READ_CHANGED. Other errors clear the snapshot and checkpoint selection state. Tests cover temporary stat failures, recovered session evidence, and generation changes after a log rewrite.

A second conflicting read during bootstrap left owner.initialRead at the
first read's bytes, so a later in-place rewrite that kept only that prefix
restored the marker fallback for a session the reader had seen unregister,
or kept it after another session registered. Extend the protected prefix
while it still continues, and drop it when it does not. Adds both
sequences as regression tests.
The merge pass pushed 17858ae on top of a539d69. It fixes one blocking finding, which CodeRabbit, the omo code reviewer and Codex all reproduced.
The finding: after a raced first read, owner.initialRead stayed at the first read's bytes even when a second conflicting read saw more. So an in-place rewrite of the log back to that first prefix restored the marker fallback for a session the reader had seen unregister, or kept it after another session registered. main stays closed in both cases.
The fix: the protected prefix is extended while the new read still starts with it, and dropped when it does not (2 lines in server/copilot-store.ts). Both sequences are added as regression tests in server/copilot.test.ts.
Verified: server/copilot.test.ts passes 67/67, and the new tests fail on a539d69. bun run check fast passes (unit: 7669 pass, 0 fail).
Note: CodeRabbit is an incremental review system and does not re-review already reviewed commits. This command is applicable only when automatic reviews are paused.
The continuity check read the protected prefix separately before the main
read, so a rewrite in place between the two reads could be recorded as the
new protected prefix and later grant the marker fallback. Compare the
prefix against the bytes this read returned instead, and add the race as a
regression test.

bytes returned by the main read retain the prefix represented by the existing
`initialRead.hash` before extending the snapshot; if they do not, clear
`owner.initialRead` instead. Add a race test that rewrites the log between the
`initialContinues` check and the main read and verifies the old snapshot is not
replaced with unrelated bytes.

The merge pass pushed 5e2d93d. Both reviewers found a gap in its earlier fix 17858ae: continuity was checked by a separate read before the main read, so an in-place rewrite between the two could be recorded as the protected prefix and later grant the marker fallback. Now initialContinues is decided from the bytes the main read returned (sha256(bytes.subarray(0, initial.size))), which also drops the extra prefix hash. A race regression test is added: it fails on 17858ae and passes on a539d69, on main and on this commit. server/copilot.test.ts passes 68/68, and bun run check fast passes (unit: 7670 pass, 0 fail).

## Release 0.4.19
The release PR, made by the steps in
[docs/development.md#releasing](docs/development.md#releasing), on main
9d76cca (#2078):
- **Version:** `version` is 0.4.19 in `package.json` and
`herdr-plugin.toml`.
- **Changelog:** `bun scripts/changelog-fold.ts 0.4.19` moved the
`changelog.d` fragments of 54 PRs into CHANGELOG.md, with PR links, and
deleted them.
- Outside contributors are credited: #1955@YuuuXie, #1957@Noobear,
#1984@bonecool999, #2003@philipprass-prog, #2016@kyop21, #2024@YuuuXie, #2025@YuuuXie, #2027@jpcarranza94, #2030@phlips5437, #2031@yaaayaaa, #2034@jpcarranza94, #2035@nahwan-kim, #2041@odfalik, #2045@mattmarcin, #2052@jpcarranza94, #2057@kyop21, #2061@YuuuXie.
- **Release summaries:** `release-summaries.json` has the 0.4.19 entry
in en, ko, ja and zh, with the same lists in each: 5 new, 5 improved, 5
fixed. Every English line is at most 70 characters.
- **Remote bundle:** `REMOTE_BUNDLE_VERSION` goes from 37 to 38 in
`shared/machines.ts`, because the remote bundle's inputs changed since
`remote-v37`. Once this merges, `remote-v38` is pushed on the merge
commit, and the Remote PC bundles workflow has to finish before the
Release run.
`bun scripts/release-guards.ts` reports: "Release 0.4.19: remote bundle,
telemetry Worker and release metadata are in order." No telemetry Worker
deploy is needed. `bun run check fast` passes locally.
**Not checked on a real Windows PC:** #1989 (Git for Windows' OpenSSH
for remote PCs) and #2016 (Antigravity chat on Windows through the
Restart Manager) ship without their real-device Windows checks, because
the maintainer's Windows test PC is off. The owner accepted releasing
without them. Both will be checked on the real PC when it is back.
The owner approved this release.
## Change
Fixes#2066.
Copilot transcript page failures were returned as successful empty
scrollback responses, replacing messages already displayed in Chat.
Gap-fill failures could also discard the held timeline.
- Return `503 conversation_read_pending` only when a fresh ownership
check, current binding and transcript file generation still agree with
the requested conversation. The response has `Cache-Control: no-store`
and no ETag.
- Echo the displayed `history_id` on newest refreshes without changing
the existing ETag/cache key. A session switch or file replacement
**before** the failed request must not retain the old conversation: a
mismatching displayed history gets 409, clears the view/cache and
reloads. A client without a displayed identity or bound cursor keeps the
existing fail-closed fallback.
- Let failed gap reads reach the existing refresh-error handler instead
of treating them as unjoinable history. Retain the same mounted messages
and opened tool details, and reuse the existing retry/backstop
machinery.
- Keep parser failures, revoked ownership and changed files out of the
retryable path. Late responses after a read deadline cannot clear the
cached answer either.
This reuses Ovis's existing failed-request retention, cursor rejection,
error footer and refresh scheduler. It adds no UI setting, new cache or
external/copied UI implementation.
This is independent of #2061 and is not stacked on it. It deliberately
does not solve initial session discovery, missing native Herdr reports,
or durable session bookmarks. No production deployment is included.
## Validation
- Updated by normal merge from upstream main `3b5d0994` (0.4.19),
including the maintainer's merged #2061 follow-ups.
- Focused Copilot/parser and conversation-fetch unit tests: **92
passed**, including displayed identity, ETag reuse, retention on 503,
rejected-history cache eviction and late-response deadline behavior.
- Isolated Copilot HTTP contracts: **5 passed, 154 assertions**. Covers
newest/from/before read failures and recovery, legacy-client fallback,
malformed records, revocation, session switches and file replacement
both before and during a failed read. The new paginated-revocation
regression failed against the pre-fix code (200 instead of 409).
- Existing React/browser history QA passed with added same-node
retention, expanded work/tool preservation, recovery, failed gap reads,
and an unpaged 409 followed by an unavailable fresh retry. Chromium ran
with its sandbox explicitly enabled; no live panes or real transcript
contents were used.
- Independent code review found no blocking issues after the
displayed-history fix and the paginated ownership/file-revalidation fix.
- Latest `UNIT_TEST_WORKERS=2 bun run check fast`: **7,721 passed, 0
failed, 28 skipped**. Workflow syntax, generated files, typecheck and
build also passed. Earlier runs had unrelated installer/browser/markdown
timing failures; no assertions, timeouts or security controls were
weakened.
- GitHub fork workflow approval remains separate from local validation.
