fix(install): keep the installer's Node off the user's PATH, and run the sidecar on it by path - #2100
install.sh linked the Node it installs for the PTY sidecar into ~/.local/bin/node. On many shells that directory comes before nvm, so the app's Node 22 replaced the user's project Node (an npm from Node 14 ran on Node 22 and node-sass broke). Removing the link brought a second problem: the Node sidecar took whatever node herdr's PATH had first, which was Node 10, and the sidecar kept crashing.
Change
Sidecar (server/pty/sidecar.ts): realNode tries the app's own Node first, ~/.local/share/ovis/node and then ~/.local/share/herdr-web-ui/node from before the rename, and after that the node on PATH. The first one that is real Node 18+ wins. The availability check and the spawn both use realNode, so both run the same absolute path. The probe also asks for process.arch and refuses a Node built for another architecture than the server, such as an x64 Node under Rosetta beside an arm64 install whose node-pty addon is arm64 only.
Installer (install.sh): install_node no longer links anything. A new node_link does three things:
A release whose server/pty/sidecar.ts finds the app's Node itself has our old link removed. Only a symlink pointing exactly at our Node goes; a node of the user's own there stays.
A release from before this change, which looks on PATH only, keeps the old behaviour. When herdr's build says it needs Node 18, the retry links the Node just installed. When there is no Rust PTY host and the user's PATH has no Node 18+, the app's existing Node is linked, including one from before the rename.
Updates (server/updater.ts, package.json): tsc is a #!/usr/bin/env node script, so once the link is gone Settings > Updates would typecheck on whatever node herdr's PATH has first (Node 10 in Isolate the app's Node runtime without creating a global node symlink #596). The updater runs bun --bun run typecheck, and the typecheck script runs bun --bun tsc, so an older updater building this release and a manual bun run typecheck stay off the PATH's Node too.
Docs and tooling:docs/guide.md, a comment in scripts/bun-path.sh, and scripts/fresh-install-docker.ts, which no longer expects Node v22 on a new shell's PATH. Changelog fragment: changelog.d/installer-no-global-node.md.
Not done: the optional Node override variable the issue suggested. When install.sh removes its old link, it says so, since that link may have been the only node on the user's PATH. This touches server/, so the next release PR raises REMOTE_BUNDLE_VERSION as usual.
Verification
Regression tests (fail before, pass after):
server/pty/host.test.ts: the app's Node, at both locations, beats a Node 10 first on PATH, and is spawned at the path that was probed.
server/machines.test.ts: a Node of another architecture is refused.
scripts/install-node-fallback.test.ts (19 tests): install_node makes no link; our link is removed and the user's own node kept; older releases are relinked in both the retry and the no-Rust case; a user PATH without sed does not stop the script; the marker is checked in this checkout's real sidecar.ts, and breaking it fails that test.
Upgrade path in a clean ubuntu:24.04 container (this branch via OVIS_REF):
Starting state: the old install's app Node 22, our link, and the user's Node 16 next on PATH. which node was ~/.local/bin/node v22.
After install.sh: the link is gone, and which node is /opt/node16/bin/node v16.20.2.
The server started with OVIS_PTY_SIDECAR=node and Node 16 first on its PATH logged PTY host: Node. It ran pty-host.mjs on ~/.local/share/ovis/node/bin/node, and a /ws attach returned live pty data (terminal_attach: true).
Reviews:
omo-native-code-reviewer, four rounds. Round 1 found the tests reading the real $HOME (HIGH), the installer marker untested against the real file (MEDIUM), and the Docker script asserting the old behaviour (MEDIUM); all fixed. Round 3 found the build retry checking the user's PATH instead of herdr's (HIGH); fixed. Final: PASS.
Codex Sol 6.1 Fast xhigh, three rounds. Round 1 found the architecture mismatch (HIGH) and the old Node not being relinked for older releases (MEDIUM); round 2 found the same retry problem; all fixed. Final: PASS.
bun run check fast on ad01c9c: green (typecheck, build, generated types/themes, workflow syntax; unit 7728 pass, 0 fail, 28 skip). Two earlier runs on 88abc22 failed only in scripts/ci-browser.test.ts, whose 5 s spawn bound was hit under this PC's load; origin/main failed it the same way.
…the sidecar on it by path
install.sh linked the Node it installs into ~/.local/bin, which goes before a version manager on
many shells and overrode the Node of the user's own projects (#596). The Node PTY sidecar now
probes and spawns the app's own Node (~/.local/share/ovis/node, or herdr-web-ui/node from before
the rename) by its absolute path, then a Node 18+ on PATH, so an older Node first on herdr's PATH
no longer breaks the fallback. install.sh no longer links it, and removes a link it made earlier
once the running release finds the Node itself; a release from before that keeps the old link.
Fixes#596
…ld Node for releases that need it
The sidecar probe now asks for process.arch too and takes a Node only when it matches the
server's: an x64 app Node under Rosetta would load an addon the arm64 install does not have.
For a release that finds Node on the PATH only and has no Rust PTY host, install.sh links our
existing Node (or the one from before the rename) when the user's PATH has no Node 18 or newer,
not only one it just downloaded.
…e user's PATH holds
herdr's "needs Node 18" build failure says herdr's own PATH has no Node, which need not be the
user's (nvm in .bashrc, herdr started by a service): the retry links the Node it just installed
whenever ~/.local/bin/node is free, as before. The user's PATH is set for node alone, so a PATH
without sed cannot stop the script.

Bug Fixes
The installer no longer adds its managed Node installation to ~/.local/bin. Rerunning it removes a previously created link and reports when you may need to install your own Node.
Terminal features and Settings updates now use the app’s Node runtime when an older Node appears earlier in your PATH.
Existing app-managed Node installations from earlier versions are recognized. Node checks now reject runtimes with an incompatible architecture.
Documentation
Updated uninstall instructions to clarify which files and tools remain after uninstalling.
The installer no longer creates a global Node link during Node installation. The PTY sidecar checks app-installed Node paths before PATH and validates version and architecture. Typecheck commands now run through Bun.

Summary
Installer Node installation and link handling install.sh, scripts/install-node-fallback.test.ts, docs/guide.md, changelog.d/installer-no-global-node.md
The installer no longer creates ~/.local/bin/node when it installs Node. It removes links to app-managed Node for releases that use their own Node, and creates links for PATH-based releases only under the specified conditions. Tests cover link cleanup and selection; the uninstall guide and changelog describe the change.
PTY Node resolution and validation server/pty/sidecar.ts, server/pty/host.test.ts, server/machines.test.ts, scripts/bun-path.sh
The PTY sidecar checks current and legacy app Node paths before PATH. It accepts Node 18 or newer only when the reported architecture matches the server. Tests cover app Node selection when an older Node appears first on PATH.
Bun typecheck and installer validation package.json, server/updater.ts, server/updater.test.ts, scripts/fresh-install-docker.ts
The typecheck script and updater run typechecking through Bun. Regression tests cover an incompatible Node on PATH. The fresh-install check no longer requires Node on a new terminal’s PATH and runs its PTY smoke test only when app-installed Node is available.
A wrong-architecture Node can leave terminals mirrored on an affected installation, and the install guidance and smoke test can obscure when the Node link or PTY host is still needed. These are bounded issues to address or explicitly accept before merging.

Full details: Linked Issues check
Explanation
Scope: direct issue #596. Checked against the whole-PR summary and the diffs of server/updater.ts and package.json.
Met:
No global link [#596 item 1]: install_node no longer creates ~/.local/bin/node. node_link removes only a symlink that points at Ovis-managed Node. Covered by scripts/install-node-fallback.test.ts.
Automatic selection and PATH fallback [#596 items 2 and 4, without override]: realNode in server/pty/sidecar.ts checks ~/.local/share/ovis/node, then ~/.local/share/herdr-web-ui/node, then PATH. Covered by server/pty/host.test.ts.
One executable for check and spawn, with validation [#596 item 3]: isRealNode requires Node 18+ and matching process.arch, and rejects Bun. The spawn uses the probed path. Covered by server/pty/host.test.ts and server/machines.test.ts.
Build and typecheck subprocesses [#596 item 5]: updater.ts runs bun --bun run typecheck, and package.json typecheck runs bun --bun tsc. The build step already runs bun --bun vite build. Typecheck no longer resolves to the PATH Node. This meets the stated goal by running on Bun, not by applying the selected Node.
Not met:
Optional explicit Node override [#596 items 2 and 3, and 4]: the issue asks for an optional override (for example HERDR_WEB_NODE_BIN) as the first resolution source. It also asks for a clear diagnostic when an override is invalid, and for support through plugin env/.env files. No changed file adds this. The PR description states the override is 'Not done'. The issue text is the requirement, so this coding requirement is unmet.
Uncertainty: sidecar.ts and install.sh were assessed from the PR summary and the test descriptions, not from a full file read.
Resolution
Add the optional explicit Node override to the sidecar resolver (server/pty/sidecar.ts, realNode) as the first candidate. Validate it with the same isRealNode probe: Node 18+, matching architecture, and not Bun. If the override is set but invalid, emit a clear diagnostic. Make the override readable from the existing plugin env/.env files. Add regression tests in server/pty/host.test.ts for a valid override and for an invalid override.

CodeRabbit did not review this head (88abc22): it hit its review limit. The reviews that stand in, and how each finding was resolved:
omo-native-code-reviewer (4 rounds, final verdict PASS on 88abc22)
HIGH: two PTY tests depended on the real $HOME. With an app Node in ~/.local/share/ovis/node, "does not trip when both hosts fail to start" and the node-host argv check failed. Fixed in 8690c40: every PTY describe block uses a temporary HOME and restores it. A HOME with an app Node now gives 33 pass, 0 fail.
MEDIUM: install.sh's share/ovis/node marker was tested only against a stand-in file. Fixed in 8690c40: a test now greps the checkout's real server/pty/sidecar.ts, and breaking the marker fails it.
MEDIUM: scripts/fresh-install-docker.ts still expected Node v22 on a new shell's PATH. Fixed in 8690c40 and 6b36ae0.
HIGH (round 3): the "needs Node 18" build retry checked the user's terminal PATH, although herdr's build had just shown that herdr's PATH lacks Node. With nvm only in .bashrc, nothing was linked and the retry failed. Fixed in 88abc22: the retry links the Node it just installed whenever ~/.local/bin/node is vacant.
LOW (round 3): an empty original_path hid sed and exited the script under set -eu. Fixed in 88abc22, with a test.
LOW, left as notes: when install.sh installs no Node (the usual Rust-host case), the fresh-install Docker script prints a message and opens no terminal. Separately, the post-install needed check still reads the terminal PATH, as main did before this PR, and its only effect is mirrored panes.
Codex Sol 6.1 Fast, xhigh (3 rounds, final verdict PASS on 88abc22)
HIGH: an x64 app Node under Rosetta passed the probe and overrode an arm64 remote bundle's Node, whose node-pty addon is arm64 only. Fixed in dbaf82e: the probe also reports process.arch, and a Node of another architecture is refused, so the bundle's Node is used.
MEDIUM: an older release that looks for Node on PATH only, with no Rust host, an existing private Node and a removed link, was not repaired. Fixed in dbaf82e: such a release gets our Node (or the one from before the rename) linked when the user's PATH has no Node 18 or newer.
MEDIUM (round 2): the same retry finding as omo's round 3, reproduced under dash -eu. Fixed in 88abc22; Codex re-ran its full reproduction on 88abc22 and it passes.
… old node link
tsc is a #!/usr/bin/env node script, so Settings > Updates typechecked on whatever node herdr's
PATH had first; with install.sh's link gone that can be Node 10, and the update failed (merge
pass, #2100). The updater runs `bun --bun run typecheck`, and the typecheck script itself runs
tsc with `bun --bun`, so an older updater building this release and a manual typecheck do too.
install.sh prints a line when it removes the link it made, since it may have been the only node
on the user's PATH; the changelog fragment says so as well.
Both blockers from the merge pass on 88abc22 are fixed in ad01c9c.
(1) HIGH, updater typecheck on the PATH's Node.server/updater.ts now runs [process.execPath, "--bun", "run", "typecheck"], and package.json's typecheck script is bun --bun tsc --noEmit && bun --bun tsc --noEmit -p tsconfig.tools.json, so an older updater that builds this release also keeps tsc off the PATH's Node.
New regression test in server/updater.test.ts, "typechecks on Bun, not on an older node first on herdr's PATH". It drives the real updater with a failing node first on PATH. On 88abc22 it fails with SyntaxError: Unexpected token ?; on ad01c9c it passes, and the whole file passes 46/46.
With a Node 10 stand-in first on PATH, the real bun run typecheck exits 0; the old script fails. A deliberate type error still exits 1.
About your adversarial.test.ts: as written, its REGRESSION case still fails, but only because its fixture PATH (${bin}:${old}:/usr/bin:/bin:${own}/bin) has no bun, so the script exits 127. In a real install bun is on that PATH: the build step right after it (bun --bun vite build) already needs it, and the server only starts through scripts/with-bun.sh, which puts bun on PATH or exits 127. With only dirname(process.execPath) added to that fixture PATH, the file passes 8/8, and the same copy fails its REGRESSION case on the old script.
(2) MEDIUM, silent link removal. When node_link removes our link, install.sh now prints Ovis: removed ~/.local/bin/node, the link to Ovis's own Node that an earlier install made: ...your shells use your own Node (install one if you need node outside Ovis). The changelog fragment says so as well. The installer test asserts the line is printed when our link goes and not printed when the user's own node is kept.
Reviews of ad01c9c: omo-native-code-reviewer PASS (three LOWs: an older updater needs bun on PATH for typecheck, as it already does for the build; Windows was checked only by reading the code; the message is long). Codex Sol 6.1 Fast xhigh PASS with no findings: TypeScript 7 gives identical diagnostics and exit code 1 under Bun and Node. bun run check fast on ad01c9c is green: unit 7728 pass, 0 fail.

…ture, and qualify when the link goes
The installer skipped its Node download whenever the node first on its PATH answered 18 or newer,
although the server refuses one built for another architecture (an x64 Node from a Rosetta shell
on an arm64 Mac); node_fits asks for the version and process.arch, as the server does. The guide
and the changelog say the old link goes only once Ovis runs a release that finds its Node itself,
and the fresh-install check makes the Rust host open a pty before saying it runs the terminals
(CodeRabbit on #2100).
…nd bound the fresh-install pty check
install-star.test.ts's stand-in node answered only --version, so node_fits refused it and the
installer tried to download Node. The real-Node case of node_fits takes its expectation from that
node, not from Bun's own process.versions. The fresh-install Rust pty check gets a 10 s bound,
and the guide says the old link goes when the installer runs again after the update.
CodeRabbit's review of ad01c9c (three Minor findings) is answered in c892f70 and b9c514c, now the head:
install.sh no longer skips its Node download for a Node of another architecture: node_fits asks for the version and process.arch, as the server does, with tests.
The guide and the changelog say the old link goes only once Ovis runs a release that finds its Node itself.
scripts/fresh-install-docker.ts checks the Rust host's pty (bounded at 10 s) when install.sh installed no Node.
scripts/install-star.test.ts's stand-in node now answers node_fits' probe, which the first check fast caught.
Reviews of c892f70: Codex Sol 6.1 Fast xhigh PASS, with no actionable findings. omo-native-code-reviewer PASS, LOW notes only; three are fixed in b9c514c, and the Rosetta-shell case, which predates this PR, is #2115.
bun run check fast on b9c514c: all green except scripts/ci-browser.test.ts, whose 3 tests were killed at their 5 s bound (exit 143) at load about 90. It fails the same way on origin/main, as shown earlier on this PR. Unit: 7728 pass.
…bound the probe, and look at our Node first
node_fits compared a Node's architecture with uname -m, which says x86_64 in a Rosetta shell on an
arm64 Mac, while Bun (and so the server) runs arm64: the installer refused the working app Node and
downloaded an x64 one over it, which the server then refused too (merge pass, #2100). server_arch
takes the architecture from the Bun that runs the server, for the check and the download. The
node -p probe runs bounded, as the server's does, so a node a NODE_OPTIONS preload keeps alive
cannot hold the install, and it asks the app's own Node before the PATH's, as realNode does.
…child can hold
A bun or node that answered and exited but left a child holding its output kept $( ) waiting past
the probe's bound (Codex on #2100). server_arch and node_fits write to a temporary file and read it
once bounded has returned, as starred() already does.
Reading only the first line of the probe's file let a preload's line stand in for the answer: an
x64 Bun whose preload printed arm64 chose linux-arm64, and an x64 Node whose preload printed
"22 arm64" passed on an arm64 PC (Codex on #2100). Both probes read the whole file, as the $( )
capture did, so any extra line fails the check and the installer falls back.
HIGH, the Node architecture taken from uname -m.server_arch() runs once Bun is installed or updated. It asks bun -p process.arch, bounded at 5 s, and on x64 or arm64 sets arch and platform; both the node_fits check and install_node's download use them. From a Rosetta shell on an arm64 Mac, the installer now keeps the working arm64 app Node instead of downloading an x64 one over it.
In your full-installer reproduction, with uname -m reporting the other architecture, the mismatch case now downloads nothing and leaves a usable Node.
Two of its unit cases still "reproduce", but only because of the harness. They splice main()'s decision block without the bounded and kill_tree helpers that node_fits now calls, so every probe fails with bounded: not found. The Rosetta case also sets arch directly, which bypasses server_arch. With those helpers defined, the "unnecessary download" case no longer downloads.
The committed test "main's choice to install Node" in scripts/install-node-fallback.test.ts covers these cases with the helpers present.
MEDIUM, the unbounded node -p probe.node_fits runs through bounded 3. With a real Node and a keepalive NODE_OPTIONS preload, it now refuses in about 4 s.
Follow-up from Codex: a probe that exits but leaves a child holding its stdout kept $( ) waiting past the bound. Both probes now write to a temporary file read after bounded returns, as starred() does (890e27e). Those cases return in 94-161 ms.
Follow-up from Codex: reading only the file's first line let a preload's line stand in for the answer. Both probes now read the whole answer, so any extra line fails the check (8f8df2a).
LOW, probe order.main() probes $NODE_DIR/bin/node, then the legacy one, then node on PATH, as realNode does.
Tests in scripts/install-node-fallback.test.ts cover server_arch (Bun's answer over uname's, an unknown or multi-line answer, a child holding the output), node_fits (a hang, a held output, multi-line answers) and the install decision. Each new test fails on the commit before its fix. The installer and install-star tests pass 69/69, and dash -n and bash --posix -n are clean.
Reviews. omo-native-code-reviewer PASS on afaedb3; its L1 is the held-output case, fixed in 890e27e. Codex Sol 6.1 Fast xhigh blocked afaedb3 and then 890e27e on the two MEDIUMs above, then passed 8f8df2a with no findings. The Rosetta-shell case for older installs stays tracked as #2115.
Merging 8f8df2a after two merge-pass review rounds. Round 1 blocked b9c514c on three reproduced findings, now fixed:
the Rosetta arch regression: server_arch now follows the Bun that runs the server;
the unbounded probe: now limited to 3 s and read from a temp file;
the probe order: the app's Node first.
omo-native-code-reviewer and Codex both pass this head. omo confirmed the fixes with a corrected full-installer reproduction. The required checks are green, and CodeRabbit did not review this head. The LOW notes go to a follow-up issue.
Upgrade path re-run on the final head (8f8df2a, the plugin checkout in the container is at 8f8df2a) in a clean ubuntu:24.04 container:
Before: the old install's state, the app's Node 22 in ~/.local/share/ovis/node and the link the old install_node made, with the user's Node 16 next on PATH. which node was /root/.local/bin/node v22.23.2.
install.sh with OVIS_REF=fix/installer-no-global-node exited 0 and printed Ovis: removed /root/.local/bin/node, the link to Ovis's own Node that an earlier install made: ....
After:which node is /opt/node16/bin/node v16.20.2, and the link is gone.
Server on the Node fallback: started with OVIS_PTY_SIDECAR=node and Node 16 first on its PATH, it logged PTY host: Node and ran pty-host.mjs on /root/.local/share/ovis/node/bin/node. A /ws attach returned 3524 characters of live pty data, with terminal_attach: true and no error or pty exit.

Fixes #596, reported by @wafe.
Problem
install.shlinked the Node it installs for the PTY sidecar into~/.local/bin/node. On many shells that directory comes before nvm, so the app's Node 22 replaced the user's project Node (an npm from Node 14 ran on Node 22 and node-sass broke). Removing the link brought a second problem: the Node sidecar took whatevernodeherdr's PATH had first, which was Node 10, and the sidecar kept crashing.Change
server/pty/sidecar.ts):realNodetries the app's own Node first,~/.local/share/ovis/nodeand then~/.local/share/herdr-web-ui/nodefrom before the rename, and after that thenodeon PATH. The first one that is real Node 18+ wins. The availability check and the spawn both userealNode, so both run the same absolute path. The probe also asks forprocess.archand refuses a Node built for another architecture than the server, such as an x64 Node under Rosetta beside an arm64 install whose node-pty addon is arm64 only.install.sh):install_nodeno longer links anything. A newnode_linkdoes three things:server/pty/sidecar.tsfinds the app's Node itself has our old link removed. Only a symlink pointing exactly at our Node goes; anodeof the user's own there stays.server/updater.ts,package.json): tsc is a#!/usr/bin/env nodescript, so once the link is gone Settings > Updates would typecheck on whatever node herdr's PATH has first (Node 10 in Isolate the app's Node runtime without creating a global node symlink #596). The updater runsbun --bun run typecheck, and the typecheck script runsbun --bun tsc, so an older updater building this release and a manualbun run typecheckstay off the PATH's Node too.docs/guide.md, a comment inscripts/bun-path.sh, andscripts/fresh-install-docker.ts, which no longer expects Node v22 on a new shell's PATH. Changelog fragment:changelog.d/installer-no-global-node.md.Not done: the optional Node override variable the issue suggested. When install.sh removes its old link, it says so, since that link may have been the only
nodeon the user's PATH. This touchesserver/, so the next release PR raisesREMOTE_BUNDLE_VERSIONas usual.Verification
server/pty/host.test.ts: the app's Node, at both locations, beats a Node 10 first on PATH, and is spawned at the path that was probed.server/machines.test.ts: a Node of another architecture is refused.scripts/install-node-fallback.test.ts(19 tests):install_nodemakes no link; our link is removed and the user's ownnodekept; older releases are relinked in both the retry and the no-Rust case; a user PATH withoutseddoes not stop the script; the marker is checked in this checkout's realsidecar.ts, and breaking it fails that test.ubuntu:24.04container (this branch viaOVIS_REF):which nodewas~/.local/bin/nodev22.install.sh: the link is gone, andwhich nodeis/opt/node16/bin/nodev16.20.2.OVIS_PTY_SIDECAR=nodeand Node 16 first on its PATH loggedPTY host: Node. It ranpty-host.mjson~/.local/share/ovis/node/bin/node, and a/wsattach returned live pty data (terminal_attach: true).$HOME(HIGH), the installer marker untested against the real file (MEDIUM), and the Docker script asserting the old behaviour (MEDIUM); all fixed. Round 3 found the build retry checking the user's PATH instead of herdr's (HIGH); fixed. Final: PASS.bun run check faston ad01c9c: green (typecheck, build, generated types/themes, workflow syntax; unit 7728 pass, 0 fail, 28 skip). Two earlier runs on 88abc22 failed only inscripts/ci-browser.test.ts, whose 5 s spawn bound was hit under this PC's load;origin/mainfailed it the same way.
