Onboarding PR 3 of 4: the first-run setup guide.

It needed #2326 and #2328 first; both are merged, and main is merged in. The diff against main is this PR's own change: client code, DESIGN.md and a changelog fragment. Nothing in server/ or shared/ changes, and no route or contract is added. Settings → Phone's "Pair this device now" now goes through the shared src/lib/pairing.ts (same steps, same messages). PR 4 (#2330, Settings → Setup guide) adds the same src/lib/setupGuide.ts byte for byte, so the two merge cleanly.

What it does

On a fresh install Ovis asks "Is this your first time using Ovis?"

  • I've used Ovis before goes straight to the app, and the guide never opens by itself again.
  • I'm new opens one screen. There is no progress bar and there are no steps; Skip setup is always there.
    • First Ovis checks this PC (GET /api/agent-catalog). Every coding agent shows a spinner until its answer comes back. A check that answers in under 300 ms stays on screen until 300 ms; a slower one adds no wait.
    • Then every coding agent appears as a compact two-column tile, the same screen whatever the PC has. The order is Claude Code, Codex, the others installed, then the rest.
    • An installed agent is picked with a tap (version and check). Claude Code is preselected, else Codex, else the first.
    • Start with opens the first workspace with it, in the folder this browser used last or else the server's home. If that folder is gone (invalid_cwd), it opens the home instead.
    • A missing agent is dim, with a small Install (a download icon on phones). Nothing is installed without the user's tap: tapping Install is the consent. That one tap runs the agent's official installer in a terminal tab, and a spinner turns on the tile until the catalog lists the agent. Tapping the spinner shows the tab. The tile then becomes an installed one and is picked.
    • Several installs can run at once, and Start does not wait for them. An install that never shows up stops after ten minutes and offers Try again.
    • The guide has no sign-in step. The agent asks for its own sign-in when it first starts. An in-browser sign-in UI is planned as the next PR (the owner's call; it needs a server contract).
    • Plan usage turns on by itself for accounts already signed in (GET /api/usage).
    • Connect your phone, beside Start, shows a QR code that opens the app on the phone with a fresh pairing code filled in, plus the address and the code (the existing POST /api/devices/pair/start). "Paired: …" confirms a phone that used the code.
      • The code is requested only on the user's action (opening the box, or New code) and is never renewed in the background.
      • On a fresh install this browser is in only because nothing is paired yet (open access), and a paired phone turns the app's sign-in on. So the tap first pairs this browser, exactly as Settings → Phone's "Pair this device now" does, then shows the QR. A line says "This browser is paired first: other browsers now need pairing too." That tap is the user's consent (the owner's decision).
      • The self-pairing is one shared operation (src/lib/pairing.ts), used by both the guide and Settings → Phone. One runs at a time in a page, because two at once could leave a void cookie in place of the good one. None runs for a browser the server already lists as paired. After it, the app reads its access again.
      • Settings → Phone takes over only when the page has no phone-reachable address (loopback), or the server does not say how this browser got in.
    • A failed check shows "Couldn't check this PC" with the error and Look again.

"Fresh install" means all of the following:

  • herdr has no workspace on this PC;
  • this browser saved no settings;
  • the server holds no shared settings (revision 0);
  • no device is paired;
  • this device is not a watching one. A watching device never sees the guide.

A failed read of any of these decides nothing. When the guide is closed in one tab, it closes in the others too.

A Start that finishes after the user moved to another pane, or closed the guide, does not take them there. A pane picked with the keys or the palette now sets the guide aside, as a pick from the sidebar already did.

Known limits, not changed here: two tabs of the same browser pairing themselves at the same instant can still race (main has the same gap between two Settings tabs). The server keeps a single pending pairing code. Two views asking for one (the guide's box and Settings → Phone, or two Settings tabs on main today) can replace each other's code.

The design follows the Claude and Codex apps' first runs: one screen in the main area, with the sidebar left in place. DESIGN.md has a "Setup guide" entry, and the ko/ja/zh strings are in src/lib/i18n/guide.*.ts. AgentSetupCard's logic moved unchanged into src/lib/useAgentSetup.ts; the card uses it, and so do the guide's tiles.

Verification

  • Tests that failed first, against missing exports or the old behaviour, and pass now:
    • setupGuideFlow.test.ts: the fresh-install predicate, the welcome → setup state, saved records, the check's lines and settle time, agentRows, installedHere, preferredAgent, signedInAgents, tileState (including install, stuck, retry and a stale request), openInFolder and readSignedIn.
    • pairing.test.ts (single flight; no new pairing for a listed browser), phoneBoxMode in setupGuideFlow.test.ts, and useAgentSetup.hook.test.ts (no tile callback after unmount).
    • useSetupGuide.hook.test.ts: cross-tab closes, finish keeping the user's pane (in the same update too), and terminal-tab tickets voided by Start, a close or a reopen.
    • useSelectPane.hook.test.ts and useSignedInUsage.hook.test.ts.
  • bun run check fast is green on the head.
  • Browser walks ran on isolated servers (fresh OVIS_STATE_DIR, their own herdr sessions, loopback). Two isolated servers. This PC's 14 agents: the welcome shows by itself, then the check, then "You're set up" with Claude Code picked; Connect your phone opens Settings on loopback; picking Codex changes Start; Start opens the first workspace; plan usage is on; the guide is recorded closed and stays closed on reload. An empty HOME: all 14 agents show as tiles; nothing installs before the tap; one tap on Claude Code's Install turns the spinner; the real official installer finishes in 27 s, and the tile becomes "Claude Code 2.1.312", picked; "You're set up"; Start opens the workspace. A forced 500: "Couldn't check this PC". Screenshots: both screens at 1280/390, dark and light.
  • Reviews (owner-requested reworks V4 → V6), from omo-native-code-reviewer and Codex (Sol 6.1, then Terra 6.1 from round 3 on, per the owner):
    • Every HIGH and MEDIUM raised over the rounds is fixed. They covered install races, focus, per-tile errors, stale replies, pairing-code lifecycles and Start vs pane picks.
    • The review bench's Keep a monospace font sizing the terminal cells on Windows #9 (a late Start overriding a newer pane pick) is fixed and tested.
    • omo approves, and Terra's last round has no HIGH or MEDIUM within scope.

Every agent Ovis can install, each with the vendor's own install command
per platform (copied from the vendor's current docs, with the page and the
date it was read), what the command needs, how to tell the agent is
installed, how it is signed in to, the oldest version an Ovis feature
needs, and its clean-PC runs.

commandProblems() holds every command to the entry's own HTTPS address
prefixes and packages, with no sudo; the catalog's test fails on any
other host, scheme or package.
…talled

The catalog for this PC's platform, with each agent's installed state and
version. A binary is looked for on the server's PATH, then on the login
shell's (the real entrypoints), then in its installer's own folder, which
a fresh install often adds to PATH only for new terminals; on_path says
which. Its version flag runs with no input and a 5 s limit, and the
version is kept until the executable file changes.

Read only and no-store; a watching device may read it, and the connection
server reaches another PC's through the PC proxy with that PC's bridge
token. The demo answers it from the same catalog.
Claude Code, Codex, Grok and Antigravity install on a clean Windows VM;
pi waits at its Node question without a terminal, Oh My Pi stops on an
older Bun, and OmO refuses an elevated shell. Claude Code's Windows
installer folder is added to its install_dirs.
…group, fixed command forms

From the merge pass's review of #2326:

- A plain GET ran a binary from the server's working folder when PATH
held ".": detection now looks only in absolute PATH entries, on the
service PATH and the login shell's alike.
- A --version that started a child holding stdout outlived its timeout
(100 ms answered after 3 s), and such children could pin every
detection slot: the flag now runs in a process group of its own, which
is killed whole at the timeout, and its output is no longer read then.
- commandProblems() relied on reading shell syntax, so an appended
"&& touch ..." passed: every command must now be exactly one of a few
  fixed forms (curl -fsSL <url> | bash, npm install -g <package>, ...),
matched against the whole text; only the URL or package varies, and it
is held to the entry's own addresses and packages as before.
- pi (macOS, Linux) and Hermes (Linux) may ask for sudo while installing
a missing prerequisite: they are marked admin, and a test keeps every
command whose notes say so marked.

Each change comes with a test that failed before it.
From the merge pass's re-review of #2326:

- The fixed forms still let a URL or package vary: an approved address
with text after it, any npm version, or text after OpenCode's command
passed. APPROVED_COMMANDS now lists every catalog command per platform,
and commandProblems() accepts a command only when it is in that list
exactly; the address and package allowlists stay as a consistency
check. A test changes every catalog command (a suffix, an extra
argument, leading, trailing or doubled whitespace, an npm version) and
  each change is refused.
- A version flag that answered and exited at once, leaving a child that
held its output, was read until the timeout: the output is now read for
200 ms after the process exits, then the child's process group is
ended. The timeout tests now also prove the child they started is gone,
for a flag that hangs and for one that exits at once.
APPROVED_COMMANDS stays hand-written so a catalog edit needs a deliberate
approval; this test fails when the catalog holds a command the list does
not approve, or the list keeps one the catalog no longer holds.
The version cache was keyed by path, size and mtime, so a binary renamed
over the old one with the same size and a copied mtime kept the old
version. The fingerprint now adds the device, the inode and the ctime,
read in nanoseconds. A test replaces a stub that way and reads the new
version.
…al tab

POST /api/agent-catalog/install opens a tab and types the agent's official
command for this PC's platform, picked by the server from the catalog (the
primary command or one of the platform's alternatives) and checked against
the vendor's own addresses and packages again before it is typed; the
request never carries a command. Every line shows and Ctrl+C stops it.
On Windows a command for another shell than the tab's is refused.

POST /api/agent-catalog/sign-in runs the installed agent's own sign-in
command, or the agent itself where it signs in inside, the same way.

Both are refused to a watching device and reach another PC through the PC
proxy. The demo answers that it installs nothing.
…agent

AgentSetupCard runs one agent's setup as two steps on one card: Install
starts the official command in a terminal tab (POST /api/agent-catalog/install),
then the catalog is read again every 3 s until the agent is there, which
decides installed rather than how the tab ended (Devin's installer exits 1
after installing). Sign in runs the agent's own sign-in in a tab, then
Start hands off. Show details shows the exact command, Open terminal shows
its tab, and Cancel leaves the tab as it is.

The steps are a pure reducer (src/lib/agentSetup.ts). The card has no
entry point yet: onboarding (PR 3) and Settings and the picker (PR 4)
place it. "Install" and "Sign in" move to the base dictionary, now that
two parts use them.
"Installed. New terminal tabs will find it." instead of a note about PATH,
which moves under Show details, and "Uses the official installer, on this
PC." instead of naming a terminal tab before anything runs.
From the merge pass's review of #2328:

- Install and sign-in take only their own fields (agent, and alternative
for an install); a request with any other field, such as a command or a
platform, gets 400 unknown_field before a tab opens, through the PC
  proxy too.
- On Windows, nothing is typed into a new tab until herdr names its shell:
it waits up to 10 s for PowerShell or cmd.exe to come in front, and
answers 409 shell_unknown when neither does, for install and sign-in.
It no longer falls back to PowerShell. A tab that gets nothing typed
(shell_unknown, shell_mismatch) is closed instead of left behind.
- One install of an agent at a time on a PC: a second one gets 409
install_running until the first one's tab ends, or until the agent is
found where it was not before. An install that fails to start releases
  it at once.
- The setup card's test asserts the step shown and its actions, not the
  English text.
On a fresh install (no herdr workspace, no saved or shared settings, no
paired device) Ovis asks "Is this your first time using Ovis?". "I've used
Ovis before" goes straight to the app and the guide never opens by itself
again; "I'm new" walks Agent, Plan usage, Phone and Alerts, each skippable,
with "Skip setup" always there, then Done lists what was done or skipped
(and where Settings has it) and opens the first project with the agent.

- Agent: the plan the user pays for (Claude, ChatGPT, or neither: OpenCode)
picks the agent, then AgentSetupCard installs and signs in to it; the
guide moves on once the card says the agent is ready.
- Plan usage: a preview drawn by the usage meter's own account block,
switched on by default right after a sign-in; nothing is read while off.
- Phone: the QR code on a computer, add to the home screen on a phone.
- Alerts: a sample alert and two switches, then the existing alerts switch.
- Where the guide stands is kept in this browser, so a reload resumes it;
src/lib/setupGuide.ts is the opener Settings → Setup guide calls (PR 4).

No server route is added.
From the omo and Codex reviews of the setup guide:

- The guide steps aside for a pane the user goes to by any way (a row,
the palette, New workspace, a notification, a shortcut, the card's Open
terminal), not only a sidebar row; a pane the app picks by itself
leaves it in front. That logic lives in useSetupGuide, keeping App.tsx
  under its hook ceiling.
- Stepped aside, the guide stays mounted (hidden), so a sign-in in progress
or a workspace being made goes on where it was; "Back to setup" returns
to it. The card's Open terminal picks the new tab after the roster has
it, so the pick is not released as a closed pane.
- It decides nothing on a failed access read, or before this device's role
is known, so a paired or watching device never sees it by mistake.
- Done launches the agent from the saved choice, not the catalog row that
may still be loading; an agent that does not start says so and offers
to open the workspace. The guide is this PC's: the folder browser and
  the workspace both use it.
- Closed in another tab of this browser, it closes here too.
- Each step's heading takes focus as it opens; an agent already ready when
its card opens waits for Start; a failed notification request still
moves on. The line under the agent card that repeated the card's own is
gone, and the waiting notice is a quiet line, not an alert.
- The opener test now runs the opener instead of restating a constant.
From the omo re-review:

- The guide steps aside when selectTarget is called (useSelectTarget's new
onPick: a row, the palette, a new workspace, an alert, a link, the tab
the guide opened), also for the pane already selected. It no longer
infers a pick from a selection change: the app's fallback pick of the
first pane on a fresh install (no autoSelected flag) pushed the guide
aside as soon as an install or sign-in tab appeared.
- Closing the guide clears its open flag at once, so Done's first
workspace, picked right after, does not mark it stepped aside.
- An agent already ready when its card opens waits for Start every time
the card is shown, also after Back and under StrictMode: the card's
first report is matched against the very step it was given.
…s folder

From the Codex review:

- A close made in another tab of this browser wins over progress this tab
has not opened afresh since: a step taken here before the close event
arrived no longer writes the guide open again. The close is read from the
storage event itself. Opening it here (the welcome, Settings) may replace
  a closed record once.
- Done's Use this folder takes the folder the browser picked. A recent folder
that is gone made the browser fall back to home without saying so, and the
pick kept the missing folder; the absolute path is kept only for the folder
  the browser said it shows.
From the Codex review: a close from another tab whose storage event comes
after this tab reopened the guide (Settings) and wrote it is the older of
the two, and no longer dismisses the reopened guide. A close counts only
while storage no longer holds this tab's own later write.
From the Codex review: reading the record back after writing it could pick
up another tab's close written in between, and then ignore that close.
saveGuide now returns the exact record it wrote, and that is what a later
close event is compared with.

Explanation

The description clearly explains the change, behavior, prerequisites, known limits, and validation results. It uses a "Verification" heading instead of the template's "Validation" heading and does not explicitly list skipped checks, but these are minor omissions. It also states that no server route or contract changed, so contract-test coverage is not required.

Comment @coderabbitai help to get the list of available commands.

From the merge pass's final review of #2328:

- The one-install-per-agent lock now follows the installer, not the
catalog. It holds while a program other than the tab's shell runs
there: one herdr names in front, or on Windows, where herdr names only
the shell, one below the shell in the process table. It ends when the
tab is back at its shell after the installer was seen running (success
or failure alike), when the tab closes, when no installer was seen
within 2 minutes of the command being typed, or after 30 minutes.
Finding the agent installed no longer ends it: an installer may put its
binary in place before it is done.
- Any failure after the tab opened, a herdr timeout included, closes that
tab on both endpoints, and the next install may start.
- The 10 s wait for a Windows tab's shell is one deadline for all of
herdr's answers: a slow answer is not waited for past it.
The fragment said nothing was installed yet; this PR adds the install and
sign-in routes and the setup card, so the entry says so.

npm installs an agent on Windows as a .cmd shim, a batch file that only
cmd.exe runs, so detection could not read its version. runVersion now
runs a .cmd or .bat as `cmd.exe /d /s /c "<line>"`, the line quoted as
cmd reads it, with Bun's argument quoting off (windowsVerbatimArguments).
From CodeRabbit on #2332.
The overall-deadline test slept for real and checked elapsed time. The
install routes now read time through an injectable clock, and the test
moves a virtual one only when the code has started its next sleep, so it
asserts the exact virtual time the lookup ended at. The lookup also ends
at the deadline instead of pausing for 0 ms there.
From the merge pass's review of #2332: a watching device could resume a
saved guide or reopen it from Settings, and then see the setup card's
Install and Sign in and Done's workspace button (the server refused them,
403 read_only, but the guide should not offer them).

The guide is never restored, reopened or shown for a watching device, and
an open one goes when the device turns into a watching one, without
closing it for this browser. The role is the same one Settings and New
workspace read for #2330's Add another agent (auth.role === "watch").
Hook tests with a watch-role fixture: resume, reopen and the role change
each fail without the fix.

With PR 3 (#2332) merged in, Open setup guide is answered: the regression
now waits for the guide's region and its step, and checks that no guide is
shown by itself before the button. Run on the commit before the merge, it
times out waiting for the guide.
checkUsageMeters moves an account, and the app saves the shared account
order to the server once the settings rest. When that save landed before
the check ended, checkUsageSignInAgain on the same server inherited the
order: its expired report then listed Antigravity first, and the notes
assertion failed. That is a race in the test, on main too (seeding the
server with that order fails main the same way), and it surfaced in PR
runs of #2328 and the 0.4.20 release PR. The check now clears the shared
account order before it opens a page.
devswha added a commit that referenced this pull request Oct 29, 2026
#2332 now never shows the guide to a device that only watches, so the button
in Settings -> Setup guide would do nothing there. It says instead that the
guide opens on a device that can make changes; the steps still show. The
regression's watching-device case failed before this.

The Agent step first shows Ovis checking the PC (GET /api/agent-catalog, no new
server contract): every coding agent in the catalog with a spinner until the
answer, then installed (with its version) or not. A check that answers in under
300ms stays on screen until 300ms; a slower one adds no wait. With coding agents
installed it lists them under "Found on this PC" to pick one (sign-in stays in
AgentSetupCard) with a quiet "Install another agent"; with none, or when the check
fails, it asks the plan question as before. The check runs for the PC the guide
sets up, a status line announces its result, and focus moves to the new heading
when the focused control goes away. The catalog's names load with import(), so
they stay out of the main bundle.

Review of d2481bc (the PC check before the Agent question), since CodeRabbit skipped this push. Two reviewers, omo-native-code-reviewer and Codex Sol 6.1 (xhigh), each ran two rounds.

Round 1 found nothing at HIGH. It found three MEDIUMs, all fixed in d2481bc:

  • Every check got 300ms added (Codex). The check now stays on screen only until 300ms have passed since it began: settleDelay(startedAt, answeredAt) = max(0, 300 - elapsed) in src/lib/setupGuideFlow.ts. It has tests for an instant, a partial and a slow answer. A slower check adds no wait.
  • No announcement, and lost focus (both). Nothing told a screen reader the check had finished, and Install another agent / Look again / Continue / Back removed the focused button. Fixed:
    • A persistent role="status" line announces the result when a check settles; a failure keeps its role="alert".
    • The Agent step moves focus to its heading when its view changes and focus fell to the page body. It never takes focus from a control the user is on.
  • The catalog's values in the main bundle (omo). shared/agent-catalog.ts now loads with import() when a check starts, and the build emits it as its own chunk.

LOWs:

  • The spinner now reuses .agent-setup-spin.
  • Kept on purpose: the check line reads "Installed · v" (the owner's wording) while a found card shows the bare version (the approved design).
  • Noted, not changed:
    • If the check answers before the catalog chunk loads, the lines come with the answer.
    • A failed chunk load falls back the same way.
    • The heading and the status line can both read the result in one rare case.

Round 2 reports no HIGH or MEDIUM from either reviewer.

Verification:

  • bun run check fast: 8640 pass, 0 fail.
  • Fail-first tests in src/lib/setupGuideFlow.test.ts: 19/19 pass.
  • A browser walk on two isolated servers, all PASS. One server had this PC's real agents; the other had no agents on PATH or in HOME. A forced 500 on the catalog falls back to the question with its error.

… install

The owner asked for a much shorter guide. After the welcome and the PC check
there is one screen, no progress bar or steps (Skip setup stays):
- agents found: "You're set up" with the agents and their versions, Claude Code
(else Codex, else the first) picked, plan usage turned on for accounts already
signed in, and one "Start with <agent>" that opens the first workspace (last
folder or the server's home; Change folder). Phone and alerts need the user's
own steps, so they are two links to their Settings pages.
- none found: AgentSetupCard for Claude Code (Use Codex instead, Other agents).
Tapping Install is the consent: nothing installs or signs in before it; after
the install the sign-in starts by itself and its tab opens, then Start.
- a failed check: "Couldn't check this PC", its error and Look again.
The saved record is now {step}; an old multi-step record reads as closed.
AgentSetupCard gains autoSignIn and onPending, sends one request at a time and
ignores replies after it unmounts; App selects a guide tab only while the guide
is open and nothing else was picked.
The Start screen's read of the signed-in plan accounts retried a failed GET
/api/usage on timers that outlived the guide, and only its own state was
guarded: a retry after close read again and turned plan usage on, over a
choice made in Settings since. readSignedIn now returns a cancel that clears
the waiting retry and drops a late answer; the new useSignedInUsage hook returns
it as the effect's cleanup. A hook test mounts it, closes it with a retry
waiting or an answer on its way, and checks nothing is read or written after.

## What

The Ovis server now reads the agent catalog once in the background when
it starts, so the first `GET /api/agent-catalog` is served from
`AgentDetector`'s cache instead of waiting for every agent's
`--version`.

- `createServer`'s instance gets `warmAgentCatalog()`: one
`agentCatalogFor(...)` on the server's own detector, not awaited, errors
logged (`agent catalog warm-up failed: …`) and never thrown.
- Only the two real entrypoints call it: `server/index.ts`'s main start,
and `server/remote-entry.ts` after the bridge has registered. Test and
script servers never warm, so they never run real version commands.
- `stop()` now closes the detector. Running version process groups are
killed, and queued reads settle without launching anything.
- The version spawn and its `taskkill` get `windowsHide: true`, like the
other background spawns in `server/`.

No route, response or contract change. This touches `server/` only.

## Why

Measured on the maintainer's PC with Hermes installed:
- The first catalog answer after a start took 3.1 s; the next ones took
3 ms.
- Cold, `hermes --version` alone takes 7.4 s, and its
`version_timeout_ms` is 15 s since #2382.

The first-run setup guide (#2332) opens on that first answer ("Checking
this PC…"), so one slow assistant held the whole first screen.

Cost:
- Each real start now runs the installed agents' version commands, at
most four at a time (`PARALLEL_RUNS`), plus a login-shell PATH lookup
when it is needed.
- Listening never waits for them.
- A remote bridge pays the same once it is registered. Its catalog is
proxied to other PCs, so that is where the first answer matters too.

## Tests

`server/agent-catalog-routes.test.ts`:
- The first GET after a warm start is served from the warm cache with
one version run in total, including a GET that arrives while the warm
probe is still held.
- A failed warm-up is logged with its message, and the server keeps
serving.
- A version probe still held when `stop()` runs is ended.

The waits are deadline-bounded signals, with no fixed sleeps. The tests
use temporary state and `port: 0`.

`bun run check fast` is green (8763 pass, 0 fail).

## Reviews

**omo-native-code-reviewer.** Round 1 raised two MEDIUMs:
- The warm-up was on by default for any non-zero port, so test children
and scripts would have run real `--version` commands. It is now
explicit.
- The version commands had no `windowsHide`. Added.

Round 2 approved, with no HIGH or MEDIUM.

**Codex (gpt-6.1-sol, xhigh).** Round 1 raised two MEDIUMs:
- The remote bridge warmed before registering, which a test reaches. It
now warms after registering.
- Probes outlived `stop()`. `close()` now ends them.

Round 2 found no HIGH or MEDIUM. One LOW is left: the login-shell PATH
lookup is not cancelled by `stop()`. It ends on its own timeout, and the
process exits on stop anyway.
…t (V6)

The owner's V6: after the PC check every coding agent is a compact tile,
whatever the PC has. An installed one is picked by a tap; a missing one has
its Install (the one tap is the consent): the official installer runs in a
tab while a spinner turns on the tile until the catalog lists it. No setup
card and no sign-in step (the agent asks for its own; an in-browser sign-in is
the next PR). Start does not wait for installs. Connect your phone shows a QR
code with a pairing code asked for on the user's action, and the address;
Settings → Phone where the page is loopback or this browser is in only through
open access. AgentSetupCard's logic moves into useAgentSetup, shared by the
card and the tiles.

Also: a Start answer after the user picked another pane (selectPane now sets
the guide aside too) or closed the guide no longer takes them there
(useSetupGuide.finish, tickets for the tabs it asks to show); a stale recent
folder falls back to home; plan usage turns on by itself and stops reading
when the guide closes.
The owner's call: on a fresh install (nothing paired, so this browser is in
through open access) Connect your phone pairs this browser first, as Settings
→ Phone's Pair this device now does, then shows the QR, address and code,
with a line saying other browsers now need pairing too. Before, every first
run was sent to Settings → Phone instead. Settings stays the fallback only
for loopback or an access the server does not name (phoneBoxMode).

The self-pairing is one shared operation (src/lib/pairing.ts) used by the
guide and Settings: one runs at a time in a page (two at once could leave a
void cookie in place of the good one), and none runs for a browser the
server already lists as paired. After it the app reads its access again.

Also: a tile's install watch ignores a catalog answer that arrives after
the watch ended (the tile gone), so it no longer sets guide state or reads
again after unmount.

Review of 3f31a5c (V4 → V6 → the phone self-pair), since CodeRabbit skipped this PR and it now touches pairing, an authentication flow. A code-review agent (omo-native-code-reviewer) and Codex (Sol 6.1, then Terra 6.1 from the owner's switch) stand in. Each HIGH or MEDIUM, and how it was resolved:

Pairing (this round, authentication)

  • HIGH (Terra, server-side sequence reproduced with the real DeviceStore): two self-pairings at once (box closed and reopened mid-way) could leave the later, already void, cookie in place of the good one. Fixed: the self-pair is one shared single-flight operation (src/lib/pairing.ts) used by the guide and Settings → Phone's "Pair this device now"; a call while one runs joins it (fail-first test).
  • MEDIUM: reopening after success could pair again; Settings pairing could leave the guide with stale open facts; an older health reply could undo the refresh. Fixed at the source: pairThisBrowser first reads GET /api/devices and does nothing for a browser the server already lists (fail-first test: only that GET is sent); the guide calls App's loadHealth after a confirmed pairing, and a page-level flag keeps a reopened box on the QR.
  • MEDIUM: the cookie advice was replaced by a generic error. Fixed: the box shows Settings' own message (UnconfirmedPairing).
  • MEDIUM: the disclosure could be lost when the box closed mid-pairing, or hidden once a phone paired. Fixed: shown whenever this browser paired itself on this page.
  • Left as LOW (agreed by both): two tabs of the same browser pairing at the same instant can still race; main has the same gap between two Settings tabs.

Merge pass (reproduced): a catalog answer settling just before a tile unmounted still called onRow. Fixed: the watch ignores an answer once aborted (fail-first hook test, src/lib/useAgentSetup.hook.test.ts).

V6 (earlier rounds): install races and per-attempt deadlines, focus and aria-disabled on pending buttons, per-tile errors, stale replies after unmount, a late Start overriding a newer pane pick (review bench #9: useSetupGuide.finish, selectPane setting the guide aside, terminal tickets voided by Start/close), Look again during Start, Start's home fallback after the guide closed, overlapping pairing-code requests in one box. All fixed, most with fail-first tests; a cross-view pairing-code queue was tried and removed because it created new races (the server keeps one pending code by design; stated in the PR body).

Final state: omo CLEAR/APPROVE; Terra's last round reports no HIGH or MEDIUM (its two LOWs fixed). bun run check fast green on 3f31a5c (8781 pass). Live walk on an isolated server: open → device, one device, a reopened box does not pair again, an unpaired client then gets pairing_required.

Merging 3f31a5c on the maintainer's merge OK (he approved the look from fresh previews of this head). A first-run setup guide on a fresh install: agents as compact tiles with one-tap in-place install, no sign-in step (the agent asks on its first start), Start uses the last folder or home and no longer waits for installs, and 'Connect your phone' shows the QR, address and code inline (Settings fallback on loopback/open access). It touches authentication: on a fresh install, connecting a phone pairs this browser first (pairing shared with Settings > Devices, single-flight, skipped when this browser is already listed), so open access becomes device access and other browsers then need pairing. Strict delta review by the merge pass against a real isolated server: this browser keeps access through pairing, a failed or discarded pairing, a double tap and a reload; a second browser then gets pairing_required; only valid device cookies are issued and a failed pairing leaves access open; two concurrent attempts make one device; pairing stays on the connection's own server (remote device routes are refused); loopback/Tailscale/LAN modes are told apart. The earlier MEDIUM (a catalog answer arriving after the guide closed still ran its tile callback) is fixed with a regression test. Known limits: one pending pairing code is shared with Settings > Phone; the single-flight is per tab, not across tabs. 101 focused tests and typecheck pass.

…pen the setup guide (#2413)

Onboarding PR 4 of 4, rebuilt on the V6 setup guide (#2332, merged):
ways for people who already use Ovis to add an agent, and to open the
guide again. It **replaces #2330**, which was built on the old step
guide and its setup card. #2330's picker row, add panel, Settings list
and browser regression are kept here; its card, sign-in and step-status
pieces are not.

## Change

- **The guide's agent tile is shared.** `AgentTile` (and
`AgentTile.css`) moves out of `SetupGuide.tsx`. It is a move only: class
names are kept, and `onPick`, `onRunning` and `onError` became optional.
An installed tile with no `onPick` is shown but not pickable.
- **Add another agent…** is the last row of the agent picker in New
workspace, New tab and New worktree.
- It shows the agents the dialog's PC lacks, and a picker can start, as
tiles.
- **Install is the one tap**, and that tap is the user's consent. The
official installer runs in a terminal tab while a ring turns on the tile
until the PC lists the agent. Then the dialog reads the PC's agents
again and picks it.
- There's no setup card and no sign-in step: the agent asks for its
sign-in when it first starts. An in-browser sign-in UI is the next PR.
  - **Back** keeps what was typed.
- **Settings → Agent integrations:**
- **Open setup guide** sits at its top. It shows only on this PC's page,
and it closes Settings and opens the V6 guide (`lib/setupGuide.ts`).
- Then come the PC's installed agents with their versions, then the
agents it can install, as the same tiles. Install errors show in a line.
  - herdr's integrations stay below.
- The palette's "Setup guide" points at that row. #2330's separate Setup
guide page, with its step status, is gone.
- **A watching device** gets none of this: no Add another agent…, no
Install, no Open setup guide.
- **Server, with no contract change** (same `installed` field):
- `GET /api/agents` offers an agent only when a PATH a pane's shell
starts it from has it (the service PATH, or the login shell's).
- A hit in the agent's installer folder (`detect.install_dirs`) has the
login PATH read again (`server/installed-lookup.ts`): at once for a new
install, then at most every 30 s while it still misses. Reads that come
during a refresh wait for it.
- The catalog's and the shell-agent locator's refreshes coalesce, queued
after any read already out.
- **After Add another agent… installs one**, the dialog waits with its
fields off ("It is installed. Waiting for this PC to offer it here…")
and reads the agents again every 10 s from each read's start, at most 70
s. Each read's outcome is taken once, so a slow, failed or stalled read
never locks it and a late answer never overrides the user
(`src/lib/latestRead.ts`, `readAgainUntil`).
- **A guide reopened from Settings changes no setting:** it doesn't turn
plan usage on, nor say it will. The mark survives a reload.
- **Dialog reads:** a creation dialog's agent list applies only its
latest read (`lib/latestRead.ts`).

## Validation

- **Tests that fail first** (also for the merge pass's two MEDIUMs:
`server/installed-lookup.test.ts`, `server/agents-routes.test.ts`,
`server/shell-agent.test.ts`, `server/agent-catalog-detect.test.ts`,
`src/lib/latestRead.test.ts` on a virtual clock,
`src/components/NewSessionDialog.test.tsx` mounted closed→open→closed,
`src/lib/setupGuideFlow.test.ts`):
- `AgentPicker.test.tsx`: the Add row is last, opens the add flow, picks
no agent, and is reachable with End then Enter.
  - `agentList.test.ts`.
  - `latestRead.test.ts`.
- `server/agents-routes.test.ts`: an agent found on the login PATH
counts as installed.
- `server/shell-agent.test.ts`: a kind installed after a miss is found
on the kept login PATH, with no new shell.
- One assertion in the existing "concurrent callers" test now expects a
kind put back to be found at once. That's the intended change.
- **`bun run check fast`** is green on the head (0e5ab4d).
- **`scripts/agent-entry-points-demo-regression.ts`**, rewritten for V6,
passes at 1280 and 390, dark and light, on the demo transport:
  - the picker row, then the tiles of the missing agents;
- Install asks the PC, and the demo's refusal shows on the tile and in
the line;
  - Back puts the focus back on the picker;
- Settings shows its installed agents with versions, the tiles and no
Sign in;
  - Open setup guide opens the V6 guide;
  - New worktree's row;
- a device that turns watching loses all of it, and a watching device
never gets it.
- **`scripts/settings-pages-demo-regression.ts`** passes without the old
Setup guide page.
- **Reviews:**
- omo-native-code-reviewer: CLEAR / APPROVE. It raised one MEDIUM, that
an installed agent could be missing from the picker; fixed in the server
as above.
- Codex Terra 6.1, rounds 1 to 14: no HIGH or MEDIUM left. Its MEDIUMs
are fixed:
    - a stale agent read overwriting the newer one;
    - Settings hiding install errors;
- a just-installed OmO or Gajae Code hidden by the locator's 60 s kept
miss (reproduced).

Left as LOW:
- The palette's "Setup guide" entry is still searchable on a remote PC's
page or a watching device, where it lands on the page without the row.
- Tapping the ring to watch the install closes the dialog, so the new
agent isn't picked by itself.
- A failed Check again in Settings replaces every tile, including one
whose install is running.
- `AgentSetupCard` is unused since #2332. It stays for the in-browser
sign-in PR.
