Increase controller concurrency and skip unnecessary reconciliations - #363
Add configurable per-controller concurrency via reconcilerConcurrency field in ControllerConfig CRD, using controller-runtime's built-in GroupKindConcurrency mechanism (defaults to 5 workers per controller)
Skip redundant reconciliations on pod restart by checking LastAppliedGeneration + condition status in all 6 non-config controllers, avoiding full re-reconciliation when the spec hasn't changed
Enable informer cache warmup (EnableWarmup) for faster leader failover
Add capped exponential backoff with retry for docling and embedding HTTP clients using k8s.io/apimachinery/pkg/util/wait.Backoff and k8s.io/client-go/util/retry (1s → 2min cap, 20% jitter)
New CRs are automatically prioritized over restart backlog via controller-runtime v0.23.3's built-in priority queue (already enabled by default)
Details
Per-controller concurrency
Concurrency is read from the ControllerConfig CR at startup via a direct client (before the manager and its cache exist). Falls back to a default of 5 when the CR doesn't exist yet. Uses the GroupKindConcurrency map on config.Controller, which the builder picks up automatically — no WithOptions needed on individual controllers.
On pod restart, the informer re-lists all existing CRs as Create events. GenerationChangedPredicate only filters Update events, so every CR triggers a full reconcile. The IsAlreadyReconciled() check compares LastAppliedGeneration == Generation and verifies the condition is ConditionTrue — if both match, the reconcile returns immediately.
HTTP retry with capped backoff
Uses wait.Backoff{Duration: 1s, Factor: 2.0, Cap: 2min, Jitter: 0.2} from k8s.io/apimachinery with retry.OnError from k8s.io/client-go. Retries only on transient errors (429, 500, 502, 503, 504). The backoff caps at 2 minutes and holds there indefinitely. Non-retryable errors (400, 401, 404) fail immediately.
Test plan

Summary by CodeRabbit
New Features
Controller processing can now be configured independently, with a default of five concurrent tasks per controller.
HTTP requests can retry transient failures, and Docling requests can fall back to raw-key authentication after a 403 response.
Bug Fixes
Processing no longer retains jobs for Docling tasks that are not found.
HTTP errors now include the response status and endpoint for clearer diagnostics.
It looks like this branch is under active development. To avoid overwhelming you with review comments due to an influx of new commits, CodeRabbit has automatically paused this review. You can configure this behavior by changing the reviews.auto_review.auto_pause_after_reviewed_commits setting.
The change adds per-controller concurrency settings, retry-enabled HTTP clients, and Docling task-not-found handling. It also passes file stores through controller reconciliation helpers, centralizes stage resource naming, and adds Kubernetes API and controller guidance.
Changes: Controller concurrency
Layer / File(s)
Summary
Build and verify concurrency settings internal/controller/controllerutils/concurrency.go, internal/controller/controllerutils/concurrency_test.go
Adds six controller-specific environment overrides, a default concurrency of five, and tests for parsing and group-kind mappings.
Adds separate retry and plain clients, authentication fallback, structured HTTP errors, and response-body closure. Status polling maps a 404 to ErrTaskNotFound; task creation uses the plain client.
Remove jobs for missing Docling tasks internal/controller/documentprocessor_controller.go
Removes jobs whose Docling task is not found and persists the shortened job list.
Docling jobs can be resubmitted without reaching their attempt limit or processed again after completion, producing incorrect progress. Retry-After responses can also delay recovery well beyond the configured backoff cap. Resolve these risks before merging.

- Extract shared httpclient.NewWithRetry(timeout) helper used by both
docling and embedding clients (was duplicated 4-line config block)
- Store retry HTTP client on docling Client struct instead of creating
a new one per doDoclingRequest call (enables connection reuse)
- Extract sendWithAuthFallback method to share auth format fallback
logic between doDoclingRequest and ConvertFile (was ~30 lines of
copy-paste)
- ConvertFile now uses sendWithAuthFallback with a plain HTTP client
(no retry for task creation POST)
Tests cover:
- concurrencyFromEnv: env unset (default), valid int, value of 1,
zero, negative, non-numeric, empty, float
- BuildGroupKindConcurrency: all 6 controllers present with defaults,
correct Kind.group key format, env var override for single controller
DocumentProcessor, ChunksGenerator, and VectorEmbeddingsGenerator are
event-driven via FilesProcessedChangedPredicate from upstream stages.
They don't need RequeueAfter: 15s in the skip path - that caused 170
CRs to poll every 15 seconds doing nothing.
Only SourceCrawler needs RequeueAfter (polls S3/GDrive for new files).
The other controllers wait for upstream events.
When SourceCrawler skips expensive work and requeues to restart its
poll timer, set priority -200 so genuinely new or changed CRs are
processed first. Pattern borrowed from data-platform-operator's
ShouldSkipReconciliation.
controller-runtime preserves the original dequeue priority when
requeueing. Restart items dequeued at -100 stay at -100 on requeue,
so new CRs at priority 0 already jump ahead without us explicitly
setting a lower priority.
Explain that controller-runtime preserves dequeue priority on requeue,
so restart items at -100 stay at -100 and new CRs at 0 always jump
ahead. No need to manually set result.Priority.

When docling restarts or evicts old tasks, status polls return 404.
Previously the controller treated this as a transient error and
requeued, polling the dead task ID forever. In production with 170
pipelines, this caused 531 stale task polls in 73 seconds, burning
the single reconcile worker.
Fix: add ErrTaskNotFound sentinel error in the docling client for 404
responses. In the DocumentProcessor job loop, detect this error and
remove the stale job from Status.Jobs. The existing processDocument
loop then picks up the file as unprocessed and re-submits it to
docling naturally.
Edge cases handled:
- Docling completely down (network error): not a 404, retried by
go-retryablehttp as before
- Task completed but controller crashed before recording: the
processDocument loop finds the converted file in S3 and skips it
- Docling overwhelmed and keeps evicting: re-submissions are bounded
by the semaphore concurrency limit
- Fix r.fileStore data race: remove fileStore from all 5 stage
controller structs, use local variable and pass to helpers. With
concurrency=5, multiple goroutines were writing r.fileStore on the
shared reconciler instance without synchronization.
- Rename DefaultRetryWaitMin/Max to DefaultRetryInitialWait/MaxWait
to fix revive time-naming lint error
- Store plainHTTPClient on docling Client struct for connection reuse
in ConvertFile (was allocating per call)
- Remove double-logging in doDoclingRequest (log OR return, not both)
- Log warning for invalid concurrency env var values
- Document total retry wall time bounds in httpclient
- Document embedding retry idempotency assumption
…ame helper
Downstream controllers (DocumentProcessor, ChunksGenerator,
VectorEmbeddingsGenerator, DestinationSyncer) are triggered by upstream
stage changes via FilesProcessedChangedPredicate. The IsAlreadyReconciled
check was blocking these events because the downstream CR's own generation
hadn't changed.
Fix: add UpstreamFilesProcessed to each downstream status struct. On
reconcile, if IsAlreadyReconciled is true, also fetch the upstream
stage's current filesProcessed and compare against what we last saw.
If they differ, there's new work and we proceed with reconciliation.
If they match, safe to skip. After successful reconcile, store the
upstream's current count.
Mental model: a pod restart is like going home for the night. When you
come back in the morning, you look at the current state of your desk
(upstream filesProcessed) rather than relying on messages (watch events)
that were sent while you were away.
Also adds StageCRName helper to controllerutils, replacing raw string
concatenation (pipelineName + "-" + stageName) across all controllers.
Your included review limit is currently reached under our Fair Usage Limits Policy. This review may still proceed through usage-based billing if eligible. Your next included review will be available in 14 minutes.
Critical fixes from code review:
- Move UpstreamFilesProcessed assignment inside StatusPatch mutate
callback in all 4 downstream controllers. Previously the value was
set before StatusPatch, so the merge patch diff was zero and the
field was never persisted to the API server.
- Move ErrTaskNotFound check from doDoclingRequest to getTaskStatus
only. The result endpoint can return 404 temporarily (result not yet
flushed), which is different from the status endpoint returning 404
(task permanently lost). Only status-endpoint 404s should trigger
job removal.
- Add StatusPatch after stale job removal in DocumentProcessor so
the updated Jobs list is persisted even on requeue/error paths.
- Rename GetUpstreamFilesProcessed to UpstreamFilesProcessed per
project naming convention (no Get prefix).
- Fix godoc comment formatting in predicates.go.
- Use StageCRName consistently in recording path.
This new client changes retry count, status handling, and request timing, but this cohort includes no tests for those behaviors. Add tests for a transient response, a permanent response, and cancellation during backoff. As per path instructions, “Changes must have accompanying tests. Bug fixes need regression tests.”

SourceCrawler polls external state (S3, GDrive, Git) that has no K8s
event. The IsAlreadyReconciled check was blocking the polling loop:
after the first successful crawl, every subsequent timer-fired
reconcile matched generation+condition and skipped the S3 crawl.
New files uploaded externally were never detected.
The E2E test uploads files to S3 after the initial crawl. With the
skip check, SourceCrawler never found them and the test timed out
after 30 minutes.
SourceCrawler must run every reconcile. The concurrency increase
(5 workers) handles the restart cost.
…s to docs
Replace UpstreamFilesProcessed (int64, then map[string]int64) with
ObservedUpstreamState []ObservedUpstreamState following K8s API
conventions: lists of named subobjects, not maps.
The skip check now iterates all DependsOn dependencies, not just [0].
Each dependency's filesProcessed is recorded as a typed struct with
name and count, matching the K8s pattern for observable state.
Also adds K8s API conventions to .claude/rules/api-types.md covering:
- Status fields as observations, not desired state
- Lists of typed structs over maps (with rationale)
- Conditions conventions
- observedGeneration conventions
Use idiomatic if err != nil (error path first) instead of
if err == nil (happy path first). Rename pipelineErr to err
since there's no shadowing in scope.
Remove all generation-check skip logic from controllers. The skip
approach kept breaking: it blocked RequeueAfter polling loops,
upstream-triggered events, and Secret change events. Every new watch
or trigger silently broke unless the skip check was updated.
The idiomatic controller-runtime approach: make Reconcile idempotent
and let it run every time. With concurrency=5 and the priority queue,
restart backlog clears in minutes without any skip logic.
What was removed:
- IsAlreadyReconciled, ShouldSkipDueToUpstream, HasUpstreamChanged,
UpstreamFilesProcessed functions
- ObservedUpstreamState struct and status fields from 4 CRDs
- All skip check blocks from 6 controllers
- All upstream recording code from 4 downstream controllers
What was kept:
- StageCRName helper (useful independent of skip logic)
- FilesProcessedGetter and FilesProcessedChangedPredicate
- Concurrency, EnableWarmup, HTTP retry, docling 404 fix, fileStore
race fix
Also fixes:
- ErrTaskNotFound now uses typed DoclingHTTPError with errors. As
instead of fragile strings.Contains matching
- httpclient_test.go added to git tracking

use it to report invalid concurrency overrides instead of the global log.Log;
pass the setup logger from cmd/main.go when calling the helper.

- Around line 24-34: Extend TestNewWithRetry to exercise requests against an
HTTP test server: verify a 503 followed by a 200 results in two attempts and a
successful final response, and verify a 404 is returned without retrying. Keep
the existing client construction checks.

…lost tasks
reconcileInFlightJobs rebuilt Status.Jobs from a list it accumulated while
looping, but reconcileJob deletes the jobs it settles via its own StatusPatch.
A job that converted successfully was therefore removed by reconcileJob and
then written straight back by the rebuild, so the file was converted again and
FilesProcessed counted it twice. Only touch the jobs docling lost, and leave
Status.Jobs alone otherwise.
Lost tasks are now marked failed rather than deleted. needsConversion already
treats a failed job as "re-submit" and processDocument reads the surviving job
to carry Attempts forward, so the retry now counts. Deleting reset Attempts to
1 on every re-submission, which meant a docling instance that kept losing
tasks never reached maxDoclingConversionAttempts and re-submitted the same
file forever. Once the budget is spent the file is marked permanently failing.
Docs: require +listType=map / +listMapKey on named-subobject lists, since
naming elements alone leaves server-side apply treating the list as atomic.
Resolve the observedGeneration vs LastAppliedGeneration contradiction by
stating lastAppliedGeneration is this project's spelling and must not be
renamed or duplicated.
needsConversion deleted the job unconditionally once it had decided the
file needed converting. The comment above the delete says it is for the
changed-configuration case, but nothing guarded it, so a job whose config
still matched and whose status was failure or skipped fell out of the
switch and was deleted too.
processDocument derives conversionAttempt from the surviving job, so that
delete reset the count to 1 on every re-submission and
maxDoclingConversionAttempts was unreachable for every failure mode, not
just the lost-task one fixed in 873b2f4. That fix marked lost tasks
failed rather than deleting them specifically so the attempt count would
carry forward, which this path then threw away.
Return directly from the failure branch with the job left in place, so
the delete below is reached only when the configuration actually differs.
Dropping the count there is deliberate: a different conversion gets a
full retry budget of its own.

Per-controller concurrency
Concurrency is read from the ControllerConfig CR at startup via a direct client (before the manager and its cache exist). Falls back to a default of 5 when the CR doesn't exist yet. Uses the
GroupKindConcurrencymap onconfig.Controller, which the builder picks up automatically — noWithOptionsneeded on individual controllers.Example ControllerConfig:
Skip unnecessary reconciliations
On pod restart, the informer re-lists all existing CRs as Create events.
GenerationChangedPredicateonly filters Update events, so every CR triggers a full reconcile. TheIsAlreadyReconciled()check comparesLastAppliedGeneration == Generationand verifies the condition isConditionTrue— if both match, the reconcile returns immediately.HTTP retry with capped backoff
Uses
wait.Backoff{Duration: 1s, Factor: 2.0, Cap: 2min, Jitter: 0.2}fromk8s.io/apimachinerywithretry.OnErrorfromk8s.io/client-go. Retries only on transient errors (429, 500, 502, 503, 504). The backoff caps at 2 minutes and holds there indefinitely. Non-retryable errors (400, 401, 404) fail immediately.Test plan
