Add OpenTelemetry SDK metrics foundation with dual export - #367
Introduce pkg/telemetry for OTel-based observability with dual export:
Prometheus pull (always on, for OSS users) and OTLP gRPC push (opt-in
via OTEL_EXPORTER_OTLP_ENDPOINT, for Datadog/Langfuse).
pkg/telemetry/instruments.go: 8 pre-registered metrics (reconcile, MCP tool,
external call) with ReconcileObserver and ToolObserver helpers
pkg/telemetry/reconciler.go: a reconcile.Reconciler decorator, so reconcile
telemetry stays out of the reconcile bodies and a panicking reconcile is still
counted as a failure
pkg/telemetry/sanitize.go: redact credential material from error text before
it is recorded on a span
internal/mcp/tools/telemetry.go: MCP receiving middleware that instruments
every registered tool under the name it was registered with
cmd/main.go: wire provider into controller-runtime manager lifecycle
Every go.opentelemetry.io/otel* module moves to a single version, v1.44.0 ->
v1.47.0 (Prometheus exporter v0.69.0, otelhttp v0.70.0). They share internal
packages, so mixing versions across them does not build. Go stays at 1.26.10.
That pulls a set of transitive upgrades with it:

Walkthrough
The change adds OpenTelemetry metrics and traces to the controller and MCP server. It instruments reconciles, MCP tool calls, and external client operations. The MCP server exposes Prometheus metrics on a separate port. Deployment guidance and observability documentation are added.
Changes: Observability instrumentation
Layer / File(s)
Summary
Telemetry provider and shared instruments pkg/telemetry/*, go.mod
Adds Prometheus and optional OTLP providers, metrics for reconciles, processed files, tool calls, and external calls, plus span-error sanitization. Tests cover provider setup, metric recording, reconcile observation, and sanitization.
Controller reconciliation and file counts cmd/main.go, internal/controller/*, pkg/unstructured/destination.go
Initializes and registers the telemetry provider. Supplies it to all seven reconcilers, wraps reconciliation for metrics, and records processed-file counts after successful status updates. S3 sync returns the count of successfully uploaded files.
MCP tool and server telemetry cmd/unstructured-data-mcp-server/main.go, internal/mcp/tools/*
Adds middleware for tool-call metrics and spans. Tool handlers record attributes and external-call durations and errors. The MCP process serves /metrics on a separate port and shuts down the metrics server and provider.
Adds client spans and error recording to embedding, Kubernetes, and Snowflake operations. Adds MCP Prometheus scrape configuration, commented OTLP examples, and documentation for settings, metrics, traces, sanitization, and local verification.
Partial failures can leave processed-file counts inaccurate, and a future tool registration could lose its expected telemetry label without a test failure. The remaining diagnostic and documentation issues are localized; the change is mergeable with owner acceptance or follow-up.

Code review of OTel instrumentation PR. Found 13 issues across correctness, design, and testing:
Correctness (must fix):
MCP tool hasError not set on early-return error paths (get_chunks, get_processed_document, list_pipelines) - error metrics will significantly undercount
RecordFilesProcessed called inside StatusPatch callback, inflating counters on retry (5 controllers affected)
MeterProvider leaked on partial Init failure
ListPipelines and GetPipelineQueryConfig spans never record errors (unlike all other traced functions)
Provider.Start passes context.Background() to Shutdown, ignoring manager's graceful shutdown deadline
Service port 8080 exposes full MCP app on a port labeled "metrics"
Design (should fix):
Global metricsProvider requires 14 nil-check guards - should be injected as struct field
No trace sampler configured - defaults to 100% export in production
The make lint step fails at Line 17 because nolintlint reports this directive as unused. Delete the directive.

Re-review after fix commit 99c4ebde. The 8 critical correctness bugs from the first review are all fixed -- nice work on the named-return approach for the MCP tools.
New findings (3):
TracerProvider leaked on partial Init failure (provider.go:118) - the MeterProvider cleanup was added but the TracerProvider isn't covered if newInstruments() fails
RecordExternalCall missing span.SetStatus (instruments.go:209) - RecordError alone doesn't mark the span as failed in trace UIs
Metrics server bind failure silently swallowed (main.go:174) - inconsistent with MCP server failure handling
Refinement of prior fix (1):
4. Move otel.Set*Provider calls after init succeeds to avoid stale globals on failure
Consistency (1):
5. Hardcoded "ControllerConfig" string instead of named constant
Previously flagged threads for global metricsProvider, test state pollution, service.yaml port, no trace sampler, and duplicate reconcile metrics remain open.
The Git branch increments Status.FilesProcessed by len(storedFiles). It then returns at line 174 without calling RecordFilesProcessed. The non-Git path does record the count (lines 207-209). Git-sourced files are therefore missing from the files-processed metric. This makes the metric disagree with the CR status.
Record the count after the successful status patch in the Git branch, before the return.

After the successful StatusPatch in the Git branch, record len(storedFiles) with
metricsProvider.RecordFilesProcessed before returning, guarded by a nil check
for metricsProvider. Keep the existing status update and error handling
unchanged.
Init, setupMetricReaders, and setupTracerProvider return raw errors. A caller that logs one of these cannot tell which step failed: resource creation, the OTLP metric exporter, the OTLP trace exporter, or instrument registration. Wrap each error with fmt.Errorf("doing X: %w", err) and add the fmt import.
As per path instructions: "Wrap errors with context using %w: fmt.Errorf("doing X: %w", err)" and pkg/**/*.go: "Every error must be checked and wrapped with fmt.Errorf("context: %w", err)".

The direct comparison is not a string comparison, but it does not follow the repository requirement to use errors.Is/errors.As for error matching. errors. Is preserves the http.ErrServerClosed shutdown handling.
Limit this change to the new metrics goroutine. The MCP goroutine is unchanged in this PR.

Update the error check in the metrics server goroutine around
metricsSrv.ListenAndServe to use errors. Is when recognizing
http.ErrServerClosed, preserving the existing handling of other errors. Add the
errors import if needed; leave the MCP goroutine unchanged.
The repository requires every returned error to be checked. Init always configures a Prometheus reader, and OpenTelemetry v1.44.0 returns an error when that metric provider is shut down again. The tracer provider returns nil, so Provider.Shutdown returns the metric error.
“Safe to call multiple times” means the call does not panic. It does not mean that repeated shutdown returns nil. Assert the expected error:
Suggested fix
require.NoError(t, p.Shutdown(context.Background()))
- // Second shutdown should not panic or return an unexpected error.- // The OTel SDK may return an error on double shutdown, but it should not panic.- _ = p.Shutdown(context.Background())+ // Repeated shutdown is safe to call but returns the SDK shutdown error.+ require.Error(t, p.Shutdown(context.Background()))

Add an in-memory trace exporter and assert the recorded span status and exception for both error paths.

Extend TestToolObserverWithError and the relevant RecordExternalCall error-path

🔇 Additional comments (26)
internal/controller/telemetry.go (1)
21-29: Package-level mutable provider lacks a data-race guard and a no-op default.
metricsProvider is a package global. SetMetricsProvider writes it without synchronization. Reconcilers read it from worker goroutines. The doc comment says "Must be called before the manager starts", and cmd/main.go appears to call it before controller setup. The write is therefore safe today, but nothing enforces the order. Each call site also needs its own nil guard.
This is the same concern as the earlier review comment on this line. Replace the nil guards with a no-op default or an injected reconciler field.
90-90: Use a named constant for the controller label.
Every other controller passes a *ControllerName constant. This call uses the literal "ControllerConfig". Define ControllerConfigControllerName for consistency. This keeps the metric label searchable and refactorable.
Restore the global OTel providers after each test.
Each test that calls Init replaces the process-wide MeterProvider and TracerProvider and then shuts them down. Later tests in the package see a shut-down global. Save the originals and restore them in t.Cleanup. This also matches the learning to avoid leaking global OTel state across tests.
⚠️Unverified finding

Guard against a nil Provider.Instruments.
ReconcileObserver, RecordFilesProcessed, ToolObserver, and RecordExternalCall dereference p.Instruments without checks. Callers guard mp != nil (see get_chunks.go). A Provider built without Init still panics. This is acceptable only if every caller uses Init. Document that contract on Provider.

Add handler-level tests for tool accounting.
TestToolObserver and TestToolObserverWithError call p.ToolObserver directly and then call endTool(false/true). They do not invoke RegisterGetChunksForEmbeddings or RegisterGetProcessedDocument, so they cannot detect regressions in the handlers' deferred res != nil && res.IsError wiring.
Add tests for both registered handlers that cover successful and early IsError results and assert the calls and error metrics. This also satisfies the Go testing requirement for changed code.

Record an error category instead of arbitrary downstream text.
GenerateEmbeddings includes non-200 response bodies in returned errors, and its deferred RecordSpanError call exports that error to both the exception event and status description. The sanitizer does not match JSON keys such as access_token, refresh_token, or id_token, so {"access_token":"s3cr3t"} can be exported unchanged. Extending the regex would cover more key names but would not safely sanitize arbitrary downstream messages. Record an approved error category or another bounded, non-sensitive description instead.
