⚠️ 머지 전 사용자 확인 필요 — this PR changes how the PAT is loaded (auth path).

Closes #833

Summary

Adds GITLAB_PERSONAL_ACCESS_TOKEN_FILE (PAT only).

  • Read once at startup and trimmed.
  • Precedence: --token → non-empty GITLAB_PERSONAL_ACCESS_TOKEN → file. If an inline token is set, the file is ignored and a warning is logged.
  • Fail closed: a missing, unreadable, or empty file stops startup with the path and errno code (ENOENT, EACCES, EMPTY). The token value is never logged.
  • Job token, OAuth, cookie and remote-auth precedence is unchanged. The file only supplies the PAT value. validateConfiguration() now checks the resolved PAT constant so a file-only setup passes.
  • Updated server.json registry entry, docs/configuration/environment-variables.md, getting-started docs, READMEs, and the gl-cli skill. auth-cli has no PAT path, so no change there.

Tests

  • New test/personal-access-token-file.test.ts (12 cases: normal, whitespace, inline precedence + warning, missing file, permission denied, empty file), included in test:mock.
  • npm run build, npm run test:mock, npm run check:skill-sync pass.

Follow-up (not in this PR)

  • Re-read the file per request so token rotation needs no restart (as Grafana MCP #935 does).
  • _FILE variants for OAuth client secret.

📝 Summary

Summary by CodeRabbit

  • New Features
    • Personal access tokens can be loaded from a file using GITLAB_PERSONAL_ACCESS_TOKEN_FILE. The file is read at startup, and surrounding whitespace is trimmed.
    • Non-empty CLI or environment tokens take precedence over the file. If the configured file is missing, unreadable, or empty and no inline token is provided, startup fails with an error.
  • Documentation
    • Updated setup guides and configuration references to explain token-file configuration and precedence.
📝 Summary

Walkthrough

Adds GITLAB_PERSONAL_ACCESS_TOKEN_FILE as a startup-read source for personal access tokens. Non-empty CLI and environment tokens take precedence. The change adds file error handling, startup validation, tests, and setup documentation.

Changes

Personal access token file support

Layer / File(s) Summary
Token resolution and startup validation
personal-access-token.ts, config.ts, index.ts, test/personal-access-token-file.test.ts, scripts/run-mock-tests.sh
The resolver prioritizes non-empty CLI and environment tokens over a configured file. It trims file paths and contents, warns when it ignores a configured file, and reports read failures or empty contents through PersonalAccessTokenFileError. Startup configuration uses the resolved token. Tests cover precedence, file errors, and server startup.
Configuration and setup documentation
server.json, docs/configuration/environment-variables.md, docs/getting-started/*, skills/gl-cli/SKILL.md, README*
Documents the token-file setting, its precedence and startup behavior, and setup guidance in the configuration reference, guides, and localized READMEs.

Some client guides still direct users to inline PATs, and Streamable HTTP users may encounter a startup error without a separate server-auth setting. Update the affected guidance; the impact is limited to these setup workflows.

Explanation

Issue #833 requires safer PAT setup guidance in the four README files, docs/clients/*, and docs/configuration/*. The PR updates the four README files and configuration documentation. The current whole-PR diff has no changes under docs/clients/. claude-code.md, codex.md, cursor.md, and json-clients.md still show literal PAT values in primary setup examples. The PR adds the file feature and tests, but those changes do not complete the client-documentation requirement.

Resolution

Update the applicable guides under docs/clients/. Replace primary literal PAT examples with exported-environment-variable, client secret or variable resolution, client config-file, or GITLAB_PERSONAL_ACCESS_TOKEN_FILE guidance. Keep any shell-history workaround as fallback guidance only.

🔒 Security & Privacy | 🟡 Minor | ⚡ Quick win

Add the file-based PAT option to every client setup guide.

Issue #833 explicitly includes docs/clients/*, but the client guides still show inline glpat-your-token values. Users following those guides have no documented safer setup path using GITLAB_PERSONAL_ACCESS_TOKEN_FILE.

Add a file-based alternative to each PAT setup example, including Claude Code, Codex, Cursor, JSON clients, VS Code, and Copilot.

docs/configuration/environment-variables.md:122-138
🩺 Stability & Availability | 🟡 Minor | ⚡ Quick win

Document the additional Streamable HTTP credential for file-based PAT setup.

GITLAB_PERSONAL_ACCESS_TOKEN_FILE populates GITLAB_PERSONAL_ACCESS_TOKEN before configuration validation. Therefore, with STREAMABLE_HTTP=true, a file-only PAT sets hasToken and requires REMOTE_AUTHORIZATION=true, GITLAB_MCP_OAUTH=true, or STREAMABLE_HTTP_AUTH_TOKEN. Without one of these credentials, startup fails. Add the file variable to the server-side credential list.

Cursor CLI review (zereight / grok-4.7-high): APPROVE — no P0/P1 on auth/_FILE loading path (fail-closed on missing/empty/EACCES; token not leaked in errors; priority CLI > env inline > file). CodeRabbit RegExp assert fixed in 3646cdf. (GitHub blocks self-approve on own PR.)

Merge hold: PAT loading change — waiting on user approval before merge.
