Change

Native Copilot CLI Chat reader for #1574. Maintainer agreement on the feature and the broader process-log binding design is still pending. This PR is open for review, not a claim of approval.

Launcher #1650 is now merged upstream as c952eb58. This PR is synchronized directly with main at e430be78 and inherits the launcher there; no separate launcher integration or stack is needed. The guide updates the existing upstream GitHub Copilot CLI row instead of showing duplicate native/terminal-only rows.

On Linux, the pane's verified foreground Copilot process selects its native events.jsonl from its own configuration home. Its canonical open CLI log can identify the foreground session through lifecycle registrations, including in-process resume/fork/switch-back. A trusted Herdr report plus a unique process-held session marker is a restricted fallback when no process log has been observed, or the complete initial log has no lifecycle events. Invalidated, deleted, unreadable, partial or discontinuous log evidence does not unlock that fallback: a fresh registration is required. File recency and launch --resume arguments never select history by themselves.

Text, tools, recorded model/effort, recorded ask_user choices and root task-completion summaries are displayed. Interactive questions and approvals remain in Terminal. No guessed selection keys, automatic hook installation or user configuration changes. macOS and Windows retain Terminal. See docs/copilot-chat.md for setup and limitations.

Review revisions and consolidation

  • Checkpoint complete lifecycle-log reads even when no selection is available; recover from ambiguous unregister records on a later registration without enabling stale fallback.
  • Skip vanished unrelated descriptors; retain observed-but-invalid evidence after an incomplete log closes. Bound that state by verified process lifetimes rather than evicting live denials.
  • Deduplicate a completion summary matching the last unphased/commentary reply, promoting that text to a final answer.
  • Resolve foreground process evidence once per validation pass, rather than rescanning through separate logged-session, transcript and unwritten-session wrappers. The typed result distinguishes a lifecycle selection, with its required generation, from a held-marker fallback.
  • Gather peer claims once per resolution. Both conversation and tool-output reads deliberately perform a fresh ownership and peer check after reading.
  • Consolidate tool-part construction, Linux log-fixture processes and HTTP fixture startup: 106 net lines removed in bee51d62, retaining ownership, rewrite/gap, ambiguous unregister, incomplete/closed log, peer isolation and stale cursor/tool-reference scenarios. The completion-summary test covers both request and execution-start records.
  • Extract setup and limits into docs/copilot-chat.md, correct fallback promises, use one Added changelog fragment and remove the unrelated Tailscale documentation edit.
  • Remove launch-only bookkeeping and the synthetic launch placeholder. Verified process-owned unwritten sessions still show an empty Chat; unavailable sessions avoid the redundant launch-placeholder process query.
  • Preserve upstream conversation-module extractions and the pane-specific PI agent-directory handling when integrating current main.

The reusable production fixes (fc3ca004 continuity and 260cfc0a lifecycle-free fallback) are ancestors of this PR. Personal deployment tooling and one-off runtime metadata repairs are not imported.

Transient recovery

After a temporary unavailable response, Chat uses its existing 2 s polling cadence instead of retaining the 10 s native-push backstop. A verified native response restores the ordinary cadence without switching lenses. Unverified history is still hidden immediately; no stale-session grace period is introduced.

The owned sandboxed browser regression failed at the 4 s automatic-recovery assertion before 6573986d and passed afterward. This establishes a frontend recovery delay, not the backend trigger for every reported live occurrence, and does not solve missing lifecycle evidence.

UI reference: T3 Code's connection runtime separates transport health from data freshness. Ovis uses its existing conversation scheduler rather than a new reconnect loop; no code or UI controls were borrowed. The difference is documented in DESIGN.md.

Validation

Owned fictional fixtures only; no live-session prompts or private transcripts/logs were published.

  • Full Fast checks at 038ded8c: 6,798 passed, 0 failed, 13 skipped, plus workflow syntax, fresh generated types/themes, typecheck and build.
  • Isolated HTTP contract: 3 passed, 61 assertions, including verified unwritten sessions, resumed history, peer isolation and cursor/tool-output invalidation.
  • Sandboxed built React/HTTP browser fixture passed: tool details, appends, desktop/mobile, PTY input and automatic recovery without switching lenses.
  • Independent reviews found no significant issues in the recovery fix, consolidation and upstream integration.

Local browser success is not a claim that the hosted browser lane passed. Correction retained: hosted run 39829635346 included a browser failure; hosted results for each new head must be assessed separately.

Still open for discussion

  • Approval of lifecycle-log selection beyond the original hook-only proposal.
  • Browser/environment compatibility with sandboxing enabled. The requested --no-sandbox change is not implemented.
  • Literal once-per-HTTP-request peer gathering is not implemented: fresh post-read ownership checks deliberately repeat the peer sweep.
  • Partial trailing lifecycle lines remain conservatively unavailable rather than serving a potentially stale complete prefix.
  • A redacted real-format lifecycle/background fixture and broader native subagent-format evidence remain outstanding; current fixtures do not establish universal marker availability.

Observed CLI logging behavior is not a compatibility guarantee for every release. The current log-based design still falls back to Terminal when log rewriting removes foreground evidence; these revisions do not claim to solve that underlying limitation.

Bind existing Linux panes through the reported UUID and unique PID-held session. Reuse native conversation paging and PTY input, and fall back to Terminal for ambiguous switches. Include parser, contract and browser regressions.

Verified by canonical unit/integration gates, native fixture and real Copilot browser smoke tests, and independent GPT-6 Astra review.

Follow-up on stale state (head e23a5e53): process-owned foreground registration offsets now define a new binding even on A → B → A without a read during B. Old before/from cursors return 409 and old tool-output refs return 404 after switchback; newly issued refs work. The incremental log reader no longer skips the first event at a checkpoint, so unregister-without-register fails closed and a later registration recovers. Isolated API regressions cover observed/unobserved switchback, actual paginated cursors, tool refs, unregister/re-register. bun test server/copilot.test.ts server/copilot.contract.test.ts src/lib/askQuestions.test.ts: 24 pass / 207 assertions; bun run typecheck and UI build pass. Independent code review found no core binding flaw; it correctly flagged a browser-runner limitation.

Hosted run 39829635346: Fast, Integration, UI browser, Native Windows pass, but Browser regression (other scripts) fails because the Copilot fixture now requires Chromium sandboxing and this runner reports No usable sandbox; no sandbox/permission workaround was applied. A local sandbox-enabled browser attempt is blocked for the same reason. An earlier local browser attempt inadvertently used the fixture’s then-existing --no-sandbox option; this has been removed. Do not treat the browser check as passed on this head; provision an authorized sandbox-capable runner before re-running. Local bun run check fast generated/type/build lanes passed, but unit lane had 6119 pass / 6 unrelated environment-sensitive failures / 12 skips. No live panes or protected branches were changed; no deployment.

Revalidate bounded log-content continuity before reusing a foreground binding, refresh selection generations after rewrites, and resynchronize from a bounded tail after oversized polling gaps.

…n slice (#1686)

The first feature slice out of `server/index.ts` and
`shared/protocol.ts`: `GET /api/integrations` and its two types move
into their own files. Behaviour, path, status codes and messages stay
the same. The plan, with the ownership of every route and protocol type,
the order of the next slices, and this slice's risks, is
`.omo/plans/feature-slices-plan.md` in the maintainer's workspace.

This PR moves responsibility, so it is **not move-only** and takes the
normal review path.

## Why integrations first

It is the smallest family still written inline in `index.ts` (9 lines).
It has two protocol types, no state, no dependency on the server core,
and a live contract test that already checks its answer
(`server/api.contract.test.ts`, "lists herdr's integrations as
integration.list reports them, and refuses anything but GET"). The next
candidates, in plan order, are the agent catalog, plugins, background
tasks, plans and files.

## Two commits: the check first, then the move

1. **`test(server): pin GET /api/integrations before it moves`** adds
`server/integrations-routes.test.ts`. It runs in the unit lane without
herdr: it starts a real `createServer({ port: 0, hostname: "127.0.0.1",
stateDir: mkdtempSync(…), … })` and stubs `integrationList` with
`spyOn(herdr, "integrationList")`, the same seam `server/http.test.ts`
uses for `paneFind`. It pins:
- GET answers 200 with exactly `{ integrations: <what integration.list
returned> }`, including a state this build does not know;
- a `HerdrError("connect_failed")` answers 502 with that code and
message, and any other error answers 500 `internal_error` without its
text;
- a POST answers 400 `method_not_allowed` / `use GET` without asking
herdr.

   On unchanged code it gives **3 pass, 0 fail**.
2. **`refactor(server): move the integrations route and types into their
own slice`**
- **Moved:** the route branch (with its "read only" comment), unchanged,
into `handleIntegrationsRequest(request, pathname): Promise<Response |
null>` in the new `server/integrations-routes.ts`. This is the nullable
route pattern of `workspace-routes.ts` and `pane-routes.ts`: no state,
no dependency bag, and it imports `integrationList` and the HTTP helpers
directly.
- **Moved:** `AgentIntegration` and `IntegrationsResponse`, with their
doc comment, verbatim into the new `shared/integrations.ts`. That file
holds types only, with no imports and no values.
- **Stays in `index.ts`:** one call at the same place in the dispatch
order, after `/api/agents` and before `/api/fs/*`. Every access, origin,
watch and timeout gate before it, the `/api/machines/local` alias
allowlist and the machine proxy path list are untouched. The now-unused
`integrationList` and `IntegrationsResponse` imports are dropped.
- **Stays in `protocol.ts`:** `export type { AgentIntegration,
IntegrationsResponse } from "./integrations.ts";` at the old place, as
`protocol.ts` already does for the machine types. All seven existing
importers (`server/herdr/client.ts`, `server/api.contract.test.ts`,
`src/lib/api.ts`, `SettingsDialog.tsx`, `src/lib/integrations.ts` and
its test, `site/demo/transport.ts`) compile unchanged, so this PR does
not touch those shared files.

## Checks

- **The pinning test, after the move:** `HERDR_TEST_MODE=unit bun test
server/integrations-routes.test.ts server/http.test.ts
src/lib/integrations.test.ts` gives 41 pass, 0 fail; the pinning test
itself is unchanged between the two commits.
- **`--color-moved` on the move commit:** `git diff --color-moved=plain
--color-moved-ws=allow-indentation-change HEAD~1 HEAD -- server shared`
shows 71 lines as moved: the handler body (one indent level shallower in
its new file) and both interfaces. The 15 other lines are:
- in `index.ts`: the new import, the shortened protocol type import, the
dropped `integrationList` import, and the 2-line call;
- in the new route file: its 2-line header, 3 imports, the function's
doc comment and signature, and `return null`;
  - in `protocol.ts`: the type re-export.
- **Client imports:** `bun run typecheck` passes on both tsconfigs, so
every importer still compiles through the re-export. No file in `src/`
or `site/` imports `shared/integrations.ts`, so the client keeps its
type-only rule. `shared/integrations.ts` has no import and no value
export.
- **Sizes:** `server/index.ts` goes from 862 to 854 lines and
`shared/protocol.ts` from 1,522 to 1,503. The new modules are 22 and 20
lines.
- **Risks checked:**
- Import cycles: none new. The route imports only `herdr/client.ts` and
`http.ts`, and neither reaches `index.ts`.
- Initialization order: unchanged. The handler has no module state and
constructs nothing, so `server/startup-order.test.ts` still applies as
is.
- Environment reads: the protocol value exports are untouched, so no
environment read moves.
- `bun run check fast`: passes (unit 6131 pass, 0 fail, 12 skip in 435
files, 8 at a time, 57.7s).
- CI's integration lane runs the existing `api.contract.test.ts` case
against an isolated live herdr.

## Overlapping open PRs

Open PRs that touch these files: #1597 (`/api/agents` branch in
`index.ts`, ending about 8 lines above the integrations branch), #1598
(adds a session-resume path to the lists that mention
`/api/integrations`; it does not change them otherwise), and #1652,
#1442 and #1427 (other parts of `protocol.ts`). None of them changes the
moved lines, so any order works. Whichever merges second rebases; if
#1597 merges first and its context overlaps, the rebase keeps both
changes as they are.

No changelog fragment: users see no change.

…ce (#1687)

The next feature slice out of `server/index.ts` and
`shared/protocol.ts`, after the integrations pilot (#1686): the plugin
action routes and their types move into their own files. Behaviour,
paths, status codes and messages stay the same. The plan, with the order
and the risks, is `.omo/plans/feature-slices-plan.md` in the
maintainer's workspace.

The plan lists the agent catalog before plugins. It comes after this one
because the open fix #1597 changes the same `/api/agents` branch, and
the refactor brief says to fix first, then move.

This PR moves responsibility, so it is **not move-only**.

## Two commits: the check first, then the move

1. **`test(server): pin the plugin routes before they move`** adds
`server/plugin-routes.test.ts`. The existing route coverage is
`server/plugins.contract.test.ts`, which needs a live isolated herdr and
a disposable plugin registry, and `route-envelope.contract.test.ts` for
the gates. `plugin-actions.test.ts` covers the helpers but not the
routes. So the new test runs the routes in the unit lane without herdr:
a real `createServer({ port: 0, hostname: "127.0.0.1", stateDir:
mkdtempSync(…), … })`, with `pluginList`, `pluginActionList`,
`pluginLogList`, `pluginActionInvoke` and, in one case,
`sessionSnapshot` stubbed through `spyOn(herdr, …)`, as
`server/http.test.ts` does for `paneFind`. It pins:
   - **`GET /api/plugins/actions`:**
- each plugin with only this platform's actions (an action for another
platform is dropped; one with no platforms is kept);
- `description` null when missing, `contexts` `[]` when missing, and no
command line in the answer;
     - a POST is `400 method_not_allowed`.
   - **`GET /api/plugin/action`:**
     - a missing `plugin_id` or `log_id` is a 400;
- a known log answers its result (failed run: exit code and its own
words);
     - the log list is read with herdr's limit of 200;
     - an unknown log is `404 plugin_log_not_found`;
     - herdr's own error passes through (502).
   - **`POST /api/plugin/action`, validation before herdr is asked:**
- `invalid_json`, `missing_plugin_id`, `missing_action_id` and
`invalid_pane_id` are 400s;
     - a PUT is `400 method_not_allowed`;
     - in all of these, nothing is invoked.
   - **`POST /api/plugin/action`, runs:**
     - without a pane, herdr is invoked with no context;
- with a pane, herdr gets exactly `pluginPaneContext(snapshot, pane)`;
- with a pane that is not there, the answer is `404 pane_not_found` and
nothing is invoked.

   On unchanged code it gives **4 pass, 0 fail**.
2. **`refactor(server): move the plugin routes and types into their own
slice`**
   - **Moved into the new `server/plugin-routes.ts`:**
- the three branches, unchanged, as `handlePluginRequest(request, url,
pathname, options): Promise<Response | null>`, the nullable route
pattern of `workspace-routes.ts`, `pane-routes.ts` and
`integrations-routes.ts`;
- the three things only those branches used: `PLUGIN_PLATFORM`,
`PLUGIN_ACTION_WAIT_MS` and `livePaneIds`.
- **Moved into the new `shared/plugins.ts`:** the six plugin action
types (`PluginActionContext`, `PluginAction`, `PluginActions`,
`PluginActionsResponse`, `PluginActionRequest`, `PluginActionResult`),
verbatim with their doc comments. The file holds types only, with no
imports and no values.
- **Stays in `index.ts`:** one call at the same place in the dispatch
order, after the workspace routes and before the pane routes.
`createServer` still passes its `pluginActionWaitMs` option through
`options`. The access, origin, watch and timeout gates, the
`/api/machines/local` alias allowlist and the machine proxy path list
are untouched. The now-unused imports `HerdrError`, `readJsonObject`,
the four plugin RPCs, `PluginInvocationContext`, `PluginActionsResponse`
and the `plugin-actions.ts` helpers leave `index.ts`.
- **Stays in `protocol.ts`:** a type re-export of the six names, so
every importer compiles unchanged: `server/plugin-actions.ts`,
`server/plugins.contract.test.ts`, `src/lib/api.ts`,
`machineContext.tsx`, `pluginRun.ts`, `paletteSearch.ts`,
`CommandPalette.tsx`, `SettingsDialog.tsx` and `site/demo/transport.ts`.
This PR does not touch them.

## Checks

- **After the move:** `HERDR_TEST_MODE=unit bun test
server/plugin-routes.test.ts server/plugin-actions.test.ts
server/integrations-routes.test.ts src/lib/pluginRun.test.ts
src/lib/paletteSearch.test.ts` gives **46 pass, 0 fail**. The pinning
test is unchanged between the two commits.
- **`--color-moved` on the move commit:** `git diff --color-moved=plain
--color-moved-ws=allow-indentation-change HEAD~1 HEAD -- server shared`
shows 265 lines as moved: the three branches (one indent level shallower
in their new file), the three constants, both import lines that moved
with them, and the six types. The 21 other lines are:
  - in `index.ts`:
    - the shortened protocol import;
    - the `http.ts` import without `readJsonObject`;
    - the six dropped `herdr/client.ts` names;
    - the new `plugin-routes.ts` import;
    - the 2-line call.
  - in the new route file:
    - its 3-line header;
    - the types import and the `herdr/client.ts` import;
    - the function's doc comment and signature;
    - `return null`.
  - in `protocol.ts`: the re-export line.
- **Client imports:** `bun run typecheck` passes on both tsconfigs. No
file in `src/` or `site/` imports `shared/plugins.ts`.
`shared/plugins.ts` has no import and no value export.
- **Sizes:** `server/index.ts` goes from 854 to 778 lines and
`shared/protocol.ts` from 1,503 to 1,452. The new modules are 87 and 52
lines.
- **Risks checked:**
- Import cycles: none new. The route imports `herdr/client.ts`,
`http.ts` and `plugin-actions.ts`, none of which reaches `index.ts`.
- Initialization order: unchanged. The moved constants are pure, and
`PLUGIN_PLATFORM` reads `process.platform` as before. The handler
constructs nothing.
- `bun run check fast`: passes (unit 6135 pass, 0 fail, 12 skip in 436
files, 8 at a time, 57.7s).
- CI's integration lane runs `server/plugins.contract.test.ts` and
`route-envelope.contract.test.ts` against an isolated live herdr.

## Overlapping open PRs

None of the open PRs that touch `server/index.ts` or
`shared/protocol.ts` (#1597, #1598, #1652, #1442, #1427) changes the
moved lines or the plugin types, so any merge order works.

…r own slice (#1688)

The next feature slice out of `server/index.ts` and
`shared/protocol.ts`, after integrations (#1686) and plugins (#1687):
the background tasks route and its types move into their own files.
Behaviour, path, status codes and messages stay the same. The plan is
`.omo/plans/feature-slices-plan.md` in the maintainer's workspace.

The agent catalog slice is on hold: the open PR #1597 changes the same
`/api/agents` branch, and the refactor brief says the bug fix goes
first, then the move.

This PR moves responsibility, so it is **not move-only**.

## Three commits: the check first, then the move, then the branch the
move made testable

1. **`test(server): pin GET /api/pane/omo-tasks before it moves`** adds
`server/tasks-routes.test.ts`. The existing route coverage is live only:
`api.contract.test.ts` checks the missing pane and an unknown pane, and
`claude-session.contract.test.ts` checks a Claude Code pane's subagents.
The parsers have unit tests (`omo-tasks.test.ts`,
`claude-subagents.test.ts`). The new test runs the route itself in the
unit lane without herdr: a real `createServer({ port: 0, hostname:
"127.0.0.1", stateDir: mkdtempSync(…), … })` with `paneGet` stubbed
through `spyOn(herdr, "paneGet")`. It pins:
- a POST answers `400 method_not_allowed`, and a request without
`pane_id` answers `400 missing_pane_id`;
- a pane that runs neither OmO nor Claude Code answers 200 with no
tasks, no runs and a valid `server_time`, after asking herdr for that
pane;
- when herdr does not answer that pane lookup, the route still answers
200 with what it knows, once its 1-second bound (`within(1000, …)`) runs
out. That makes this test take about a second.

   On unchanged code it gives **3 pass, 0 fail**.
2. **`refactor(server): move the background tasks route and types into
their own slice`**
- **Moved:** the branch, unchanged, into `handleTasksRequest(request,
url, pathname, { omo, claudeAgents }): Promise<Response | null>` in the
new `server/tasks-routes.ts`. This is the nullable route pattern of the
earlier slices.
- **The trackers stay the core's:** `index.ts` passes the core's own
`omo` (`OmoStatus`) and `claudeAgents` (`ClaudeSubagentStatus`). The
route's type allows only the methods it calls (`sessionOf`, and `ensure`
on the Claude tracker), and it constructs nothing, so there is one
tracker each as before and startup order does not change.
- **Moved:** `OmoTask`, `OmoRunNode`, `OmoRun` and `OmoActivity`,
verbatim with their doc comments, into the new `shared/tasks.ts`. It
holds types only. `OmoTaskResult` stays in `protocol.ts`, because it is
conversation data.
- **Stays in `index.ts`:** one call at the same place in the dispatch
order, after the pane routes and before `/api/pane/plan`. The now-unused
`processAlive`, `omoTasks`, `omoRuns` and `claudeSubagents` imports
leave. `within` stays, because the plan route still uses it.
- **Stays in `protocol.ts`:** a type re-export of the four names, so
`server/omo-tasks.ts`, `server/claude-subagents.ts`,
`server/claude-session.contract.test.ts`, `src/lib/api.ts`,
`src/lib/omoTasks.ts` and its test, and `BackgroundTasks.tsx` compile
unchanged.
- **Also in this commit:** as the CI session asked after #1687, the
comment on `createServer`'s `pluginActionWaitMs` option now says
`PLUGIN_ACTION_WAIT_MS` lives in `server/plugin-routes.ts`.

3. **`test(server): cover the OmO branch of the tasks route`**, added
after CodeRabbit's nitpick. `handleTasksRequest` now takes the trackers
as an argument, so the unit lane can call it with a fake OmO tracker
that names a session. The session's task record comes back as its task,
the Claude tracker is not asked, and another path is not this route's.

Rebased onto main after PR #1597 (86e0643) merged: the one conflict was
the import block in `server/index.ts`, where PR #1597 renamed the
`shell-agent.ts` import; both changes are kept.

## Checks

- **After the move:** `HERDR_TEST_MODE=unit bun test
server/tasks-routes.test.ts server/omo-tasks.test.ts
server/claude-subagents.test.ts src/lib/omoTasks.test.ts
server/plugin-routes.test.ts server/shell-agent.test.ts` gives **127
pass, 0 fail** (with the third commit). The pinning test's three cases
are unchanged by the move.
- **`--color-moved` on the move commit:** `git diff --color-moved=plain
--color-moved-ws=allow-indentation-change HEAD~2 HEAD~1 -- server
shared` shows 143 lines as moved: the branch (one indent level shallower
in its new file), the `omo-tasks.ts` import that moved with it, and the
four types. The 23 other lines are:
- in `index.ts`: 4 import lines, the `pluginActionWaitMs` comment
(before and after), and the 2-line call;
- in the new route file: its 5-line header, 4 imports, the
`TaskTrackers` type with its comment, the function's doc comment and
signature, and `return null`;
  - in `protocol.ts`: the re-export line.
- **Client imports:** `bun run typecheck` passes on both tsconfigs. No
file in `src/` or `site/` imports `shared/tasks.ts`. `shared/tasks.ts`
has no import and no value export.
- **Sizes:** `server/index.ts` goes from 785 to 763 lines and
`shared/protocol.ts` from 1,452 to 1,410. The new modules are 41 and 43
lines.
- **Risks checked:**
- Import cycles: none new. The route imports `claude-subagents.ts`,
`herdr/client.ts`, `http.ts`, `omo-status.ts` and `omo-tasks.ts`, none
of which reaches `index.ts`. It imports nothing from `core/`, so the
core ownership rule (`core/ownership.test.ts`) holds.
- Initialization order: unchanged. The route only reads the trackers it
is given.
- `bun run check fast` (on the rebased branch): passes (unit 6151 pass,
0 fail, 12 skip in 437 files, 8 at a time, 57.6s).
- CI's integration lane runs the `api.contract.test.ts` and
`claude-session.contract.test.ts` cases against an isolated live herdr.

## Overlapping open PRs

The open PRs that touch these files (#1598 and #1442 in `index.ts` and
`protocol.ts`, #1652 and #1427 in `protocol.ts`) do not change the moved
lines or these types. The open PR #1597, which edits `index.ts`, does
not touch them either.

…n slice (#1690)

The next feature slice out of `server/index.ts` and
`shared/protocol.ts`, after integrations (#1686), plugins (#1687) and
background tasks (#1688): the agent catalog route and its type move into
their own files. Behaviour, path, status codes and messages stay the
same. The plan is `.omo/plans/feature-slices-plan.md` in the
maintainer's workspace.

This slice waited for PR #1597 (merged as 86e0643), which changed this
same `/api/agents` branch. The refactor brief puts a bug fix first and
the move after it. The branch moves here exactly as PR #1597 left it,
including its on-demand login PATH lookup through the server's
shell-agent locator.

This PR moves responsibility, so it is **not move-only**.

## Two commits: the check first, then the move

1. **`test(server): pin GET /api/agents before it moves`** adds
`server/agents-routes.test.ts`.
- **Why it is needed:** the existing route coverage is
`api.contract.test.ts` (fallbacks, PATH, sort), which needs a live
isolated herdr. `server/shell-agent.test.ts` covers the locator but not
the route.
   - **How it runs without herdr, in the unit lane:**
- a real `createServer({ port: 0, hostname: "127.0.0.1", stateDir:
mkdtempSync(…), …, shellAgents })`, given a stand-in locator through
`createServer`'s own `shellAgents` option;
- herdr's `agentManifests` stubbed with `spyOn(herdr,
"agentManifests")`;
- `PATH` pointed at a temp folder that holds only a `codex` executable,
and restored after each test.
   - **What it pins:**
- herdr's agents (`codex`, `pi`, `someagent`) are offered, plus Oh My Pi
and Claude Code always;
- the shell agent the locator finds (`gjc`) is offered and the one it
does not find (`omo`) is not, and the locator is asked about both;
- each agent has its label (an unknown kind keeps its kind as its label)
and its `installed` flag: true for `codex` on PATH and for `gjc`, which
the locator found, false for the rest;
     - the order is by label, then kind;
     - herdr's own error passes through (502);
     - a POST answers `400 method_not_allowed`.

   On unchanged code it gives **2 pass, 0 fail**.
2. **`refactor(server): move the agent catalog route and type into their
own slice`**
- **Moved:** the branch, unchanged, into `handleAgentsRequest(request,
pathname, shellAgents): Promise<Response | null>` in the new
`server/agents-routes.ts`, the nullable route pattern of the earlier
slices.
   - **Moved with it:** `AGENT_LABELS`, which only this branch used.
- **The locator stays the server's:** `index.ts` passes its own
`shellAgents`, the one launches use too. The route's type allows only
`executable`, so nothing is constructed, the locator's `stop()` stays
with the server, and startup order does not change.
- **Moved:** `AgentKind`, into the new `shared/agents.ts` (types only),
together with its doc comment ("GET /api/agents: one agent kind herdr
can start …"). That comment sat a few declarations away in
`protocol.ts`, above the directory listing type. This is the one line
that changes place for a reason other than the move, so the comment now
documents the type it describes.
- **Stays in `index.ts`:** one call at the same place in the dispatch
order, after the auth, device, update and diagnostics routes and before
`/api/fs/*`. The now-unused `agentManifests`, `SHELL_AGENTS` and
`AgentKind` imports leave.
- **Stays in `protocol.ts`:** a type re-export of `AgentKind`, so
`server/api.contract.test.ts`, `src/lib/api.ts`, `AgentPicker.tsx`,
`NewSessionDialog.tsx`, `SessionHistory.tsx` and `WorktreeDialog.tsx`
compile unchanged.

## Checks

- **After the move:** `HERDR_TEST_MODE=unit bun test
server/agents-routes.test.ts server/shell-agent.test.ts
src/lib/agentRoster.test.ts server/tasks-routes.test.ts
server/startup-order.test.ts` gives **26 pass, 0 fail**. The pinning
test is unchanged between the two commits.
- **`--color-moved` on the move commit:** `git diff --color-moved=plain
--color-moved-ws=allow-indentation-change HEAD~1 HEAD -- server shared`
shows 106 lines as moved: the branch (one indent level shallower in its
new file), the label table, `AgentKind` and its comment. The 21 other
lines are:
  - in `index.ts`:
    - the shortened protocol import;
    - the `shell-agent.ts` import without `SHELL_AGENTS`;
    - the new `agents-routes.ts` import;
    - the dropped `agentManifests` import line;
    - the 2-line call.
  - in the new route file:
    - its 5-line header;
    - 4 imports;
    - the function's doc comment and signature;
    - `return null`.
  - in `protocol.ts`: the re-export line.
- **Client imports:** `bun run typecheck` passes on both tsconfigs. No
file in `src/` or `site/` imports `shared/agents.ts`. `shared/agents.ts`
has no import and no value export.
- **Sizes:** `server/index.ts` goes from 763 to 724 lines and
`shared/protocol.ts` from 1,410 to 1,404. The new modules are 55 and 7
lines.
- **Risks checked:**
- Import cycles: none new. The route imports `herdr/client.ts`,
`http.ts` and `shell-agent.ts`, none of which reaches `index.ts`.
- Initialization order: unchanged. `AGENT_LABELS` is a constant, and the
locator is created by `createServer` as before.
- `bun run check fast`: passes (unit 6153 pass, 0 fail, 12 skip in 438
files, 8 at a time, 57.5s).
- CI's integration lane runs the `api.contract.test.ts` agent cases
against an isolated live herdr.

## Overlapping open PRs

Open PRs that touch these files: #1598 and #1442 (`index.ts` and
`protocol.ts`), and #1652 and #1427 (`protocol.ts`). Each diff was
checked for the moved lines and for `AgentKind`, and none of them
changes either one:
- #1598 adds a path to the `bridgePath` list in `index.ts`. That list
names `/api/agents`, but it stays in `index.ts` and this PR does not
touch it.
- #1427 changes an import line in `server/api.contract.test.ts` that
names `AgentKind`. That import still resolves through the re-export in
`protocol.ts`.

## Two commits: the check first, then the move

1. **`test(server): pin GET /api/pane/plan before it moves`** adds
`server/plan-routes.test.ts`.
- **Why it is needed:** the existing route coverage is live only:
`api.contract.test.ts` (missing pane, wrong method) and
`claude-session.contract.test.ts` (a Claude Code pane's plan). The plan
readers have unit tests (`session-plan.test.ts`,
`session-plan-readers.test.ts`).
- **How it runs without herdr, in the unit lane:** a real
`createServer({ port: 0, hostname: "127.0.0.1", stateDir:
mkdtempSync(…), … })`, with `sessionSnapshot` stubbed through
`spyOn(herdr, "sessionSnapshot")`.
   - **What it pins:**
- a POST answers `400 method_not_allowed`, and a request without
`pane_id` answers `400 missing_pane_id`;
- a pane herdr does not have, and a pane that keeps no plan, both answer
200 `{ plan: null }` with a valid `server_time`;

That makes this test take about a second.

2. **`refactor(server): move the plan route and types into their own

- **Moved:** the branch, unchanged, into `handlePlanRequest(request,

`apply`; `ensure`; and `known`, `ensure`, `planOf`. It constructs
nothing, so there is one tracker each as before and startup order does
not change.
- **Moved:** `PlanStep` and `PanePlan`, verbatim with their doc
comments, into the new `shared/plans.ts` (types only).
- **Stays in `protocol.ts`:** `PlanSummary`, because the session
snapshot's pane enrichment and the `pane-status` WebSocket message both
carry it; a re-export would add nothing there. Also a type re-export of
`PlanStep` and `PanePlan`, so `server/session-plan.ts`,
`server/session-plan-reader.ts`,
`server/claude-session.contract.test.ts`, `src/lib/api.ts`,
`src/lib/plan.ts` and its test, `BackgroundTasks.tsx` and
`site/demo/transport.ts` compile unchanged.
- **Stays in `index.ts`:** one call at the same place in the dispatch

…#1696)

The last inline feature slice out of `server/index.ts` and
`shared/protocol.ts`, after integrations (#1686), plugins (#1687),
background tasks (#1688), the agent catalog (#1690) and plans (#1694):
the file routes and their types move into their own files. Behaviour,
paths, status codes, headers and messages stay the same. The plan is
`.omo/plans/feature-slices-plan.md` in the maintainer's workspace.

This PR moves responsibility, so it is **not move-only**.

## Two commits: the check first, then the move

1. **`test(server): pin the file routes before they move`** adds
`server/file-routes.test.ts`.
- **Why it is needed:** the existing route coverage is mostly live:
`page-media.contract.test.ts`, `route-envelope.contract.test.ts` and
`device-access.contract.test.ts`. The helpers have unit tests
(`file-view.test.ts`, `project-favicon.test.ts`, `files.test.ts`). In
the unit lane, only `open-access.test.ts` reaches a file route, and only
for the watching-device refusal.
- **How it runs without herdr, in the unit lane:** a real
`createServer({ port: 0, hostname: "127.0.0.1", stateDir:
mkdtempSync(…), … })` reading a temp project folder, with `paneGet`
stubbed through `spyOn(herdr, "paneGet")` where a pane is involved.
   - **What it pins:**
     - **Methods and other sites:**
       - a POST answers `400 method_not_allowed`, and HEAD is allowed;
- another site's `no-cors` read answers `403 cross_site`, while a
top-level navigation is served.
     - **A file by its absolute path:**
       - `/api/fs/stat` answers its name, kind and size;
- `/api/fs/file` answers its bytes, `inline` by default and `attachment`
with `download=1`;
       - a missing file answers `404 not_found`.
- **A relative path in a pane's folder:** with `pane_id`, a relative
path is found in the folder herdr reports for that pane. When herdr
cannot say that folder, the relative path is `404 not_found`, but an
absolute path is still served.
- **The project icon:** `/api/fs/favicon` without `root` answers `400
missing_root`. A folder with `public/favicon.ico` answers that icon, and
a folder without one answers `{ icon: null }`.
- **Page media:** an address never given out answers `404 not_found`,
and a POST answers `400 method_not_allowed`.

   On unchanged code it gives **5 pass, 0 fail**.
2. **`refactor(server): move the file routes and types into their own
slice`**
- **Moved:** both branches, unchanged, into `handleFileRequest(request,
url, pathname, requester): Promise<Response | null>` in the new
`server/file-routes.ts`:
     - `/api/fs/stat`, `/api/fs/file` and `/api/fs/favicon`;
     - `/api/fs/page-media/:media_id`.
- **Moved with them:** `claudeTempFolder`, which only the file read
used.
- **Who asks:** the access gate in `index.ts` already worked out who
asks: `bridgeAuthorized`, `requestHost`, `forwarded`, `client` and
`access`. The route gets those values as they are (`FileRequester`),
because a page's media plays only for the client and device that
rendered it. Nothing is computed again.
- **Shared state stays where it is:** the page-media registry stays in
`file-view.ts`. Sign-out and device revocation still call
`forgetPageMedia` from `index.ts`.
- **Moved:** `FileKind`, `FileInfo` and `ProjectFavicon`, verbatim with
their doc comments, into the new `shared/files.ts` (types only).
- **Stays in `index.ts`:** one call at the same place in the dispatch
order, after the agent catalog and before the workspace routes. Every
gate before it is untouched, including the watching-device refusal of
file reads. The imports only these routes used leave `index.ts`:
`paneContext`, `resolveAgent`, `claudePaneSession`,
`claudeSessionTempDir`, `findProjectFavicon`, `paneGet`,
`isSecureRequest`, the file-view helpers except `forgetPageMedia`, and
`ProjectFavicon`.
- **Stays in `protocol.ts`:** a type re-export of the three names, so
every importer compiles unchanged.

## Checks

- **After the move:** `HERDR_TEST_MODE=unit bun test
server/file-routes.test.ts server/file-view.test.ts
server/project-favicon.test.ts server/files.test.ts
server/open-access.test.ts server/startup-order.test.ts` gives ****71
pass, 0 fail****. The pinning test is unchanged between the two commits.
- **`--color-moved` on the move commit:** `git diff --color-moved=plain
--color-moved-ws=allow-indentation-change HEAD~1 HEAD -- server shared`
shows 168 lines as moved: both branches (one indent level shallower in
their new file), `claudeTempFolder` and the three types. The 26 other
lines are:
  - in `index.ts`:
- the shortened protocol, `auth.ts` and `file-view.ts` imports (each
before and after);
    - the new `file-routes.ts` import;
    - the dropped `paneGet` import line;
    - the 2-line call.
  - in the new route file:
    - its 4-line header;
    - the 6 imports that did not move with the code;
    - the `FileRequester` type with its comment;
    - the function's doc comment and signature;
    - `return null`.
  - in `protocol.ts`: the re-export line.

The imports only the moved code used (`paneContext`/`resolveAgent`,
`claudePaneSession`, `claudeSessionTempDir`, `findProjectFavicon`) show
as moved from `index.ts` into the route file.
- **Client imports:** `bun run typecheck` passes on both tsconfigs. No
file in `src/` or `site/` imports `shared/files.ts`. `shared/files.ts`
has no import and no value export.
- **Sizes:** `server/index.ts` goes from 704 to 657 lines and
`shared/protocol.ts` from 1,381 to 1,353. The new modules are 69 and 29

- #1652, #1442 and #1427 change none of them.
- #1598 changes the `bridgePath` list in `index.ts`, which names

it.

Merge pass, second review: the code review (omo-native-code-reviewer) agrees, and says FAIL while both maintainer threads stay open. In addition to the Codex findings above:

  • Per-poll cost thread (server/conversation.ts:1322, :995), still open:
    • What happens: each poll checks ownership twice. Each check makes a herdr process-info call and scans open files, and the peer check repeats both for every other Copilot pane. That is about 2·(1+P) herdr calls per poll, which grows quadratically across panes.
    • Needed: have the second check reuse the first check's peer results.
  • MEDIUM (src/components/ChatView.tsx:1368):
    • What happens: the terminal fallback of every agent now polls every 2 s instead of every 10 s. The changelog doesn't mention it, and no test covers it.
    • Needed: limit it to Copilot, or justify and document the change.
  • MEDIUM (server/copilot-store.ts:108): a partial last line in the log flips Chat to Terminal.

What holds up:

  • Chat shows only the session the pane's own Copilot process holds. It fails closed when a peer claims the same session.
  • Reads are bounded: 64 KiB chunks, and 8 MiB per record.
  • Recorded ask_user questions are read-only.

Thanks for working through this feature. Maintainer follow-up commits: merge main without rewriting contributor history (b9ee361), and server/history fixes 4cef1e3 and polling/browser fixes 6851a0e.

  • Entire consumed lifecycle-log prefix is hashed in 64 KiB chunks, then updated with complete appended records. The unchanged-first/last-64-KiB plus growing middle-rewrite regression now selects the replacement session and invalidates the old generation.
  • Unsupported array message content and malformed complete records throw ConversationUnavailable; unit, HTTP and real React-browser fixtures show terminal fallback, while a header-only verified session stays empty Chat.
  • Browser launch now uses chromePath() and --no-sandbox with no CI/system-Chrome override; the sandbox documentation paragraph is removed.
  • Conversation and tool-output reads share one peer-claims snapshot per request. The final check still rereads this pane's foreground process and lifecycle ownership. Regression coverage checks one peer sweep and two own-pane checks.
  • Non-Copilot terminal fallback retains its 10-second backstop; only Copilot uses 2-second recovery. A controlled-clock browser regression reproduced the prior all-agent 2-second polling and passes after the fix.
  • Safe ordinary partial log lines retain the last complete lifecycle binding; partial timestamps or possible Registering/Unregistering lines remain unavailable until complete.
  • Tool-output lookup now stops after 32 MiB total, in addition to the existing per-record bounds. Outputs beyond that bound are unavailable.
  • The guide has one merged GitHub Copilot CLI row.

Verification: targeted suites (220 passed, 0 failed; Copilot-specific suite 32 passed); isolated Copilot HTTP contracts (3 passed, 66 assertions); native Copilot browser including desktop/mobile, tool expansion, append, PTY send, transient recovery and unsupported-content fallback; fallback browser including controlled-clock polling; dori-gated check fast (exit 0: 6,836 passed, 0 failed, 13 skipped). Browser and contracts used CI-compatible Node 22.23.1 and checksum-pinned herdr 0.9.3. The local Node 24 fixture is named MainThread and fails agent detection, so that runtime is not claimed as passing. Codex Sol (gpt-6.1-sol, fast tier, xhigh) found no HIGH/MAJOR issues. Its own rerun had 22 passing tests and 10 child-fixture startup failures before "ready"; this reviewer-environment limitation does not replace the independently passing process tests and gated checks reported above.

LEFT: A sanitized recorded REAL Copilot CLI session fixture is still needed from the contributor. No Copilot CLI was found locally or in eamac's login-shell PATH, so these remain owned synthetic fixtures, not a claim of real-CLI compatibility.

Fixes prepared by a maintainer agent and checked against the code. The merge decision stays with the maintainer's merge pass.

Merge pass re-review of b9ee361..6851a0e: two changes still needed. omo-native-code-reviewer passed this range. Codex Sol (gpt-6.1-sol, xhigh) requested changes.

Fixed (both reviewers agree; each fix fails a test when reverted):

  • Log rewrite: the original rewrite reproduction now returns B's transcript with a new history id, never A's.
  • Malformed records: they show Terminal, and a verified header-only session stays an empty Chat.
  • Ownership cost: one peer sweep per request, and the second check reuses its claims. That's 2+P process lookups, down from 2·(1+P).
  • Polling: the 2 s poll is Copilot-only, covered by a controlled-clock browser test (2 s for Copilot, 10 s for Codex).
  • Browser QA: it uses chromePath() with --no-sandbox, and the sandbox paragraph in the docs is gone.
  • Partial lines: a partial registration line blocks Chat until its newline, and an ordinary partial line keeps the binding.
  • Format drift: the anchored foreground pattern plus strict parsing fail closed to Terminal.
  • Checks: copilot, askQuestions and ci-browser pass 44/44, typecheck is clean, and git merge-tree is clean.

1. Required: unreadable tool requests still suppress the Terminal fallback (server/copilot.ts:98)

  • Repro: a valid header, then a complete assistant.message with data: {"toolRequests":["unreadable request"]}, returns {source:"copilot-transcript", turns:[]}. The array passes validation, then its entries are silently dropped. An empty-string content with object-valued toolRequests does the same.
  • Needed: validate the request container and each entry, and throw ConversationUnavailable for shapes it doesn't support. Add a test for both cases.

2. Required: the prefix hash re-reads the whole consumed log on every lookup (server/copilot-store.ts:95, :124-129)

  • What happens: logPrefix synchronously re-reads the entire consumed prefix, even when the log hasn't changed. The 64 KiB chunks bound memory, not work, and the 16 MiB catch-up limit doesn't bound hashing.

  • Cost: on a warm 256 MiB log one lookup took about 144 ms of blocking I/O, unchanged or after a tiny append. A request does it 2+P times on Bun's single thread. Real logs are small today (750 bytes on this PC), so the problem is the missing bound.

  • Needed, both of these:

    • Skip re-hashing when the file's identity and stat are unchanged (dev, ino, size, mtime).
    • Cap the hashed size, and fail closed to Terminal past the cap.

    Keep the rewrite-plus-append regression passing.

Optional (LOW):

  • existsSync is unused in scripts/copilot-chat-browser-qa.ts:4.
  • switchPrefixes (copilot-store.ts:135) repeats the Register/Unregister names from FOREGROUND_EVENT (:11). Take both from one constant, so they can't drift apart into a half-written switch served from the old session.
  • A tool-output file of exactly 32 MiB with no trailing newline loses its last record. It fails closed.

Note:

  • On Node 24, the browser QA stand-in names its main thread MainThread, so herdr 0.9.5 never marks the pane copilot and copilot-chat-browser-qa.ts fails locally. Hosted CI runs Node 22, so the merge doesn't wait on this, but a stand-in that Node 24 detects (for example process.title = "copilot") would keep local check browser green.
  • A recorded real Copilot CLI session is still welcome as a fixture, but it isn't a merge condition, since format drift fails closed.

Thanks for the follow-up fixes. I am keeping b9ee361, 4cef1e3 and 6851a0e unchanged and will not push our overlapping local implementation changes. I am taking only the remaining recorded-session fixture: a sanitized real CLI excerpt, its parser regression and provenance documentation. The recorded header identifies 1.0.102, so I will label that accurately rather than claim 1.0.103 lifecycle/background evidence. I will recheck the branch head before pushing the small additive commit.

Add only the remaining real-format fixture, a focused reader regression and explicit provenance. Preserve all maintainer implementation follow-ups unchanged.

Added the remaining recorded-session fixture in 0a763cfc, directly on top of your 6851a0e9.

This commit changes only:

  • server/fixtures/copilot-recorded.jsonl
  • its focused parser regression in server/copilot.test.ts
  • provenance/limits in docs/copilot-chat.md

All your implementation, polling and browser follow-up commits are retained unchanged. Our overlapping local implementation commit is not part of this branch.

The seven records are a sanitized excerpt from a real CLI session, not a hand-written transcript. The native header identifies 1.0.102. Recursive field names, collection sizes, scalar types and empty strings were checked against the source; record/phase discriminators and linked fictional IDs are preserved. Private text, paths, models, timestamps, telemetry and other identifiers are replaced. Intervening records are omitted, so some parent IDs point outside the excerpt.

The test reads the committed file and checks the root prompt with task ancestry, tool-only assistant message, request/result deduplication, recorded assistant text and model metadata. This is not evidence for 1.0.103 lifecycle-log ordering, universal marker holding or the native subagent discriminator.

Validation on this exact head: focused Copilot tests 33 passed; full Fast 6,837 passed, 0 failed, 13 skipped, including workflow syntax, generated types/themes, typecheck and build. Independent review found no significant issues. No production deployment was performed for this fixture-only contribution.

Thanks for the additional fixture work. This addresses the round-two review at #1652 (comment) in c465ae2 (rebased only the new round-two commit onto the contributor's 0a763cf).

  1. Tool requests: an assistant's toolRequests must be an array when present. Every entry must have a supported object shape, a valid string call ID and tool name, and object arguments when provided. Unsupported containers and entries throw ConversationUnavailable even beside empty or readable prose. The two reported cases now show Terminal in unit, HTTP, and real React-browser fixtures. Eight request-shape regressions failed before the fix.
  2. Lifecycle cost: unchanged canonical path/device/inode/observed size/mtime/ctime reuses the verified result without reading log content again, including a cached safe partial line or unavailable partial switch. Changed logs still revalidate the complete consumed prefix; the rewrite-plus-append regression remains green. Files over 64 MiB fail closed before any content read or hashing, including report-and-marker fallback. Read-count and sparse oversized-log regressions both failed before the fix and pass now. Same-size rewrite tests explicitly advance mtime instead of depending on the filesystem timestamp tick; no fixed sleeps were introduced.
  3. LOW cleanup: lifecycle prefixes now have one shared source for complete and partial-line matching, and the unused browser existsSync import is gone.
  4. Node 24: the owned browser stand-in sets process.title to copilot. The gated native browser check now passes with Node 24.18.0 and herdr 0.9.5, with the ordinary HOME-based run root; desktop/mobile, PTY send, recovery and unreadable-tool terminal fallback pass.

Contributor fixture commit 0a763cf is preserved unchanged. I fetched the fork immediately before delivery, rebased only my round-two commit onto it, and resolved only the additive test-import conflict. The seven-record sanitized real Copilot CLI excerpt is accurately labelled 1.0.102; its root prompt, tool-only assistant request/result and recorded assistant text parse under the stricter validation, with no relaxation needed. The fixture and provenance do not claim 1.0.103 lifecycle ordering or universal CLI compatibility.

Verification: Copilot unit suite 43 passed; isolated HTTP contracts 3 passed; native browser passed; dori-gated check fast exited 0 with 6,847 passed, 0 failed, 13 skipped. Codex Sol (gpt-6.1-sol, fast tier, xhigh) found no HIGH/MAJOR issues in the new behavior delta. Its own unit run had 30 passing tests and 12 Node-fixture startup failures before assertions; the independent Copilot suite, HTTP contracts, and full fast checks passed. The contributor rebase changed only test imports/context plus their added fixture, test, and documentation; production files match the reviewed version exactly.

Fixes prepared by a maintainer agent and checked against the code. The merge decision stays with the maintainer's merge pass.

Merge pass re-review of 6851a0e..c465ae2: one change needed. Codex Sol (gpt-6.1-sol, xhigh) requested it. omo-native-code-reviewer passed the range but rated the same problem MEDIUM.

Fixed:

  • Tool requests: both reproductions now fall back to Terminal (source: "scrollback"). Restoring the old copilot.ts fails all 8 rejects unsupported tool request… cases.
  • Unchanged logs: an unchanged log of nearly 64 MiB now reads zero bytes, in about 0.3 ms.
  • Size cap: above 64 MiB the reader does no reads and falls back to Terminal (fail closed, as documented).
  • Rewrite then append: the original regression now selects B with a new history id.
  • Recorded 1.0.102 fixture: it passes through the real pager, the tool-output reader and the conversation route, and a test uses it (server/copilot.test.ts:90).
  • LOWs: the unused import is gone, and the switch prefixes now come from one constant.
  • Checks: copilot, askQuestions and ci-browser tests pass 55/55. Typecheck and git merge-tree are clean.

Required: the re-hash skip can serve the previous session after a same-size rewrite (server/copilot-store.ts:99-103)

  • The flaw: the skip key is device, inode, path, size, and mtime and ctime in nanoseconds. An ordinary same-size write can land within one filesystem clock tick and keep both timestamps. Session ids and timestamps are fixed width, so rewriting a register line to another session keeps the size.
  • Codex: reproduced A→B without touching timestamps. Through the conversation route, it returned A's transcript and unchanged history id for 100 more requests, until an append recovered B.
  • The code reviewer: on this ext4 disk, 198 of 200 same-size rewrites kept the same ctime. 26 of 50 lookups returned the previous session at c465. None did at c465^.
  • Why the test misses it: server/copilot.test.ts:495-498 forces distinct timestamps with fs.utimesSync.
  • This is the original rewrite-exposure BLOCKER coming back on a narrower path. It's unlikely while Copilot only appends, but the fix is cheap.
  • Needed:
    • Use git's "racily clean" rule: trust the skip only when the file's ctime and mtime are older than the time of the cached check by more than one timestamp tick. Otherwise re-hash.
    • Add a same-size rewrite test that does not call utimes.

Round-three follow-up to #1652 (comment), fixed in 0d50bec.

The unchanged-stat shortcut now uses a conservative 2-second racily-clean window. A cached verification is reusable only when canonical identity, size, mtime and ctime still match, and BOTH timestamps were already at least 2 seconds older than the time that cached check was taken. The check time is sampled before fstat/content reads. Merely advancing the current clock cannot make an earlier racy check safe: recent or ambiguous timestamps still rehash the consumed prefix. The 64 MiB fail-closed cap remains in force.

The new regression does real immediate same-size A-to-fixed-width-B registration rewrites and never calls utimes. Filesystem timestamp reporting is held to one tick deterministically, with cases for recent mtime, recent ctime and both. After the immediate rewrite, the controlled clock advances to verify that the rule uses cached-check age rather than current age; B is returned with a new generation and remains correct for 100 requests. Before the fix the regression returned A. The existing zero-read fast-path test now models safely old files through the clock, retaining all of its read-count and partial-line assertions without sleeps.

Verification: Copilot suite 46 passed; isolated HTTP contracts 3 passed; dori-gated check fast exit 0 (6,850 passed, 0 failed, 13 skipped). The recorded real Copilot 1.0.102 fixture, growing rewrite-plus-append, hash cap, and ownership regressions remain green. Codex Sol (gpt-6.1-sol, fast tier, xhigh) found no HIGH/MAJOR issues. Its sandbox run had 31 passing cases and 15 Node-fixture startup failures before assertions, including the race tests; the independent Copilot suite (46 passed, 544 assertions), isolated HTTP contracts and full fast check passed.

One new commit, contributor fixture/authorship preserved, one leased push after fetching the fork. No required finding is left open.

Fix prepared by a maintainer agent and checked against the code. The merge decision stays with the maintainer's merge pass.

Merge pass re-review of c465ae2..0d50bec: one small change left, and it's the last one on this path.

omo-native-code-reviewer passed the range and found nothing above LOW. Codex Sol (gpt-6.1-sol, xhigh) passed the main repro and raised one P2, on a clock boundary.

Fixed (both reviewers agree):

  • Same-size rewrites: 100 rewrites with no change to timestamps produced B on all 10,000 lookups. 85 of those rewrites kept both timestamps. The conversation route returned B with a new history id on 1,000/1,000 requests. The code reviewer's repro now hits a stale session 0/50 times, against 21-22/50 without the fix.
  • Unchanged logs: an old log that hasn't changed keeps its generation with zero reads.
  • Future timestamps: a timestamp in the future never skips.
  • Tests: the three new regressions freeze the clock, so they don't depend on a real tick, and they fail without the guard. Copilot and askQuestions tests pass 58/58. Typecheck and git merge-tree are clean.

P2: the 2 s margin sits exactly on FAT's timestamp granularity (server/copilot-store.ts:94, :105-106)

  • The check time comes from Date.now(), but file timestamps come from the kernel's coarse clock, which can trail wall time by a timer tick (kernel timekeeping).
  • On FAT (fs/fat/misc.c), a write at wall time T+2.000 s can carry T+1.999 s, which rounds down to T. Both guards then pass, and the next same-size write can keep both timestamps. Codex's boundary model returned A on 100/100 requests.

Needed:

  1. Raise the margin above the coarsest timestamp granularity plus clock lag, for example 3 s.
  2. Drop trust when the wall clock goes backwards, i.e. now is earlier than the cached check.
  3. Add a deterministic test at the boundary.

Accepted limit: a filesystem whose timestamps trail this machine's clock by more than the margin, such as a skewed network mount, can still keep a stale binding until the next append. Copilot keeps its logs on the local disk and only appends to them, so the merge pass accepts that window once it is noted in docs/copilot-chat.md. No further rounds on this path.

Final cache-path follow-up to #1652 (comment), fixed in 7121af7.

  1. Raised the racily-clean margin from 2 seconds to 3 seconds, covering FAT's 2-second timestamp granularity plus coarse-clock lag. Both mtime and ctime must already be at least that old at the cached verification.
  2. Added the wall-clock rollback guard: when the current check time is earlier than the cached check time, matching stat fields no longer authorize skipping the prefix hash. Freshly reverified old files can resume the zero-read path.
  3. Frozen-clock regressions require a rehash at exactly check-minus-2-seconds and allow the zero-read shortcut at exactly check-minus-3-seconds. The existing old-file test now also checks rollback. The 2-second and rollback cases both failed before the fix; no sleeps or utimes were introduced. Existing immediate same-size rewrite, 100-request, cap, and recorded Copilot 1.0.102 regressions stay green.
  4. docs/copilot-chat.md now states the accepted limit: a filesystem whose timestamps trail this machine's clock by more than the margin, such as a skewed network mount, can retain a stale binding until the next append.

Verification: targeted Copilot suite 48 passed; dori-gated check fast exit 0 (6,852 passed, 0 failed, 13 skipped). Codex Sol (gpt-6.1-sol, fast tier, xhigh) found no HIGH/MAJOR issues in the final delta. Its sandbox unit run had 31 passing cases and 17 Node-fixture startup failures before behavior assertions; the independently passing Copilot suite and full fast check are the runtime verification.

One new commit, one leased push after re-fetching the fork; contributor fixture/authorship preserved. No required finding is left open.

Fix prepared by a maintainer agent and checked against the code. The merge decision stays with the maintainer's merge pass.

Superseded. This review's maintainer condition, agreement on #1574, has been met: the maintainer approved merging #1652 in this merge pass. The review's items were handled at 7121af7 and re-reviewed over five rounds by Codex Sol and omo-native-code-reviewer:\n1. The browser fixture uses chromePath() with --no-sandbox.\n2. An ambiguous unregister recovers only after a fresh registration, and a test covers it.\n3. Checkpoints are incremental, and each request does one peer sweep.\n4. The docs now live in docs/copilot-chat.md and match the code.\n5. Vanished descriptors and partial lines are handled.\n6. A summary already in the last unphased reply isn't repeated, and a test covers it.\n7. Copilot is now in SUPPORTED_AGENT_KINDS, since #1650 merged.\nThe details are in the merge pass comments.

I have fetched and retained all maintainer fixes through 7121af7; my unpublished overlapping implementation remains excluded. I am addressing a separate live Copilot handoff case: Herdr reports an older Copilot parent and its version-selected child in one foreground process group; the child owns the reported session, but the exactly-one-process guard rejects both. I will keep the ambiguity and cross-pane ownership protections, add focused regressions, and recheck the remote head before publishing. This is not another change to the reviewed lifecycle-log cache path.

Merge pass review report: PASSED. This is an outside contribution that adds a new chat reader. It was reviewed by Codex Sol (gpt-6.1-sol, xhigh) and omo-native-code-reviewer (claude-opus-5-5). The maintainer approved merging the feature. The ext-pr-fixes lane merged main and fixed what the reviews found, keeping the contributor's history.

Round Head Codex Code review
1 be21457 BLOCKER: a growing log rewrite exposed the previous session. No Terminal fallback. FAIL: sandbox thread, cost per poll, 2 s poll for every agent
2 6851a0e P1: whole-log hash on every lookup. P2: unreadable toolRequests PASS
3 c465ae2 P1: the re-hash skip served a stale session after a same-size rewrite PASS (MEDIUM, same issue)
4 0d50bec P2: the 2 s margin sat on FAT's timestamp granularity PASS
5 7121af7 APPROVE PASS

Final head:

  • Session binding:
    • The consumed log prefix is hashed incrementally.
    • A rewrite, including one that keeps the same size and both timestamps, selects the replacement session with a new history id and never the previous one.
    • The re-hash skip is trusted only when mtime and ctime are at least 3 s older than the cached check, and never after the clock goes backwards.
  • Fails closed: unreadable or unsupported records and toolRequests entries fall back to Terminal. So do logs over 64 MiB, and drift in the anchored log format.
  • Cost: each request does one peer sweep. The 2 s recovery poll applies to Copilot only. An unchanged log reads zero bytes.
  • Browser QA: it uses chromePath() with --no-sandbox.
  • Fixture: the contributor's redacted Copilot 1.0.102 session parses through the real reader and is used by a test.
  • Documented limit: a filesystem whose timestamps lag this machine's clock by more than the margin, such as a skewed network mount, can keep a stale binding until the next append. Copilot keeps its logs on local disk and appends to them, so this window is accepted. It is noted in docs/copilot-chat.md.
  • Tests:
    • Each fix has a test that fails without it.
    • Copilot, askQuestions and ci-browser tests pass 60/60.
    • There are no fixed sleeps in the new tests.
  • Merge checks: typecheck is clean, git merge-tree is clean, and there are 0 unresolved threads.

CodeRabbit did not review this PR (rate-limited or skipped). The reviews above stand in for it.
